Marketing half of the #3471 follow-up, applying C.Lee's real-data rule. Code written headless by Kimi Code.

Removed

  • Trust: the three "Sample: ..." archive entries and the "download a synthetic sample" copy
  • Home: the synthetic demo workspace block (RE-DEMO-PKG-0427, sample chain hash, sample/synthetic/demo CTAs)
  • /demo (FreshCo Distribution) and every link to it
  • Pricing: Developer Sandbox tier
  • Invented suppliers and numbers in the demo blocks on /case-studies, the walkthrough and /proof

Not included: no vercel.json preview case (previews for this branch aren't approved yet). No files from #3524 touched. No DB changes.

Checks (local): tsc reports no new errors (the remaining errors are in #3524's files). Lint: 0 errors. Vitest: 1508 passed. The 54 failures in 9 files also fail on pristine main.

Fake data still present (not fixed here): proof/recall-drill/page.tsx:52-104 (mirrored in services/ingestion/app/proof_recall_router.py), tools/inflow-lab/, tools/ask/page.tsx:146,684, tools/export/page.tsx:79,389-397, lib/api-samples/ingest-walkthrough-.json, design-system/page.tsx:56-58 (dev only).

Review: Grok reviews this PR. Do not merge during the merge freeze.

Note

Low Risk
Public-facing copy and route removals only; no changes to auth, ingestion APIs, or data handling beyond deleting static demo constants.

Overview
This PR strips synthetic demo and invented metrics from public marketing so copy matches a pre-revenue posture: no fake workspaces, validation studies, or sample export jobs.

Removed or replaced: the entire /demo route (FreshCo dashboard); homepage synthetic checklist/metrics and evidence-package preview in favor of a “No data yet” card linking to /ingest; /case-studies and /proof/transformation long-form leafy-greens / CSV→FDA worked examples replaced with honest empty states; Trust Center sample ARCHIVE_EXPORT_JOBS and synthetic /proof download links; homepage sandbox section. Walkthrough and OG metadata are de-specificed (no fixed lot counts, hashes, or “respond in 2 hours” claims).

CTAs and comparisons: buyer-programs and several pages shift from “verify sample export” toward ingest/setup; FSMA 204 CTE landings use sandboxCta() so blurb and href stay aligned; Developer Sandbox rows drop from pricing and competitor compare tables. Sitemap, analytics route lists, visual-test routes.json, and unit tests are updated accordingly; .secrets.baseline drops stale entries from the removed transformation proof page.

Walkthrough

The changes remove synthetic examples from public pages and delete the demo route. The homepage and proof pages describe the availability of example data and link to setup or verification. The Trust Center no longer displays sample archive-job configurations. Sandbox fallbacks now link to the walkthrough, and the walkthrough uses generalized scenario details. Other updates adjust marketing links, comparison tables, and record-source labels.

Priority: Pending latest changes

Estimated code review effort: 3 (Moderate) | ~25 minutes

Merge Risk: Moderate · up to be284

The public walkthrough still contains misleading or retired synthetic content and an inaccurate transformation CTA. These marketing inconsistencies should be corrected before merging.

Security architecture risk: Low · up to be284

The changes primarily affect public navigation and published examples. The newly promoted upload workflow retains permission and tenant checks, and following the new links does not itself submit data. Deployment behavior and broader dependent coverage were not fully verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The new marketing links increase discoverability of ingestion but do not themselves grant write authority. On the traced CSV path, effective write scope remains constrained by the authenticated principal's permission and tenant binding; navigation alone does not initiate ingestion.

Trust Boundaries and Controls

  • observed — Authentication requires a verified browser session or validated API key outside explicit development/test mode. Permission enforcement rejects unauthorized actions and conflicting tenant context. CSV tenant resolution also rejects attempts to override a principal's tenant through form or header values. The development-only open-auth fallback predates this PR; deployed environment settings were not verified.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Remove the remaining 85% threshold from the blocker example.

This PR generalized the identity-conflict defect on Line 59 to "at or above the match threshold" and removed the explicit 85% value. The blocker card on Line 226 still says "Supplier name matches >=85% but not confirmed". The two descriptions of the same rule are now inconsistent. The 85% figure also stays published on the page. Use the same generalized wording as Line 59.

Update the CTA text that points to /proof/transformation.

The CTA says visitors can "See the underlying transformation step by step" at /proof/transformation. This PR removed the step blocks from that page. The page now shows "No data yet" and states that no worked example is published. The link label therefore promises content that does not exist. Reword the label to describe the pipeline overview.

REVIEW: FAIL grok 63865e5

C.Lee approved posting this review directly (Oct 23, 2026, 12:13 PM PT).

This is a review only. Nothing gets merged during the merge freeze.

Most of the real-data cleanup is good:

  • /demo is fully removed: layout, page, OG image, sitemap and analytics allowlist.
  • The home, trust, proof/transformation and case-studies pages now show "No data yet" empty states.
  • The Developer Sandbox tier is gone.
  • sandboxCta() falls back to /walkthrough.
  • The tests check that there's no synthetic text.

Blocking:

  1. Invented metrics are still live in frontend/src/app/case-studies/opengraph-image.tsx:4 and :9. The alt text and OG title still say "1,200 leafy greens CTE events, 94.2% auto-normalized". The page body was fixed, but anyone sharing /case-studies still sees the made-up claim. That breaks the real-data rule. Change it to neutral text, such as "Product validation: no data yet".
  2. The sandbox CTA isn't gated in frontend/src/app/fsma-204/[cte]/page.tsx:462. This PR changed the link from /demo to a hardcoded /sandbox. The copy above it (lines 455-458) still promises "Upload a sample … file … get an instant validation report". When isSandboxEnabled() is false, which is the default in production, the link opens the disabled notice. Use sandboxCta() for both the href and the copy, the way the other pages do. Codex and CodeRabbit flagged the same line.

Non-blocking:
3. frontend/src/app/walkthrough/page.tsx:58-60, 75 still shows specific example defects ("cooling_date", "bushels"→"cases", a supplier identity conflict) as if they came from a real run. They're schema-level examples, not customer data, but they should be labeled as illustrative or made generic.
4. frontend/tests/visual/routes.json still describes /demo as "renders 200 with synthetic data". Keeping it in expectRedirectOr404 is now correct, but that note is out of date.
5. The fake data the PR body lists as remaining should get tracked follow-ups: proof/recall-drill with proof_recall_router.py, tools/inflow-lab, tools/ask, tools/export, lib/api-samples/ingest-walkthrough-*.json and design-system.

CI at this SHA: Unused File Guard, Unit Tests and PR Gate: Secrets also fail on main, or fail in files outside this PR. The flagged files are playwright.visual.config.ts, src/lib/capabilities.ts, tests/visual/*, the dashboard, qa-health and suppliers tests, and vercel-preview-guard.yml:113. They don't block this PR on their own, but team policy still requires green CI before merge. I didn't check the Semgrep, Bundle, Workflow Contract and Tool Pinning failures.

Re-review needed after fixes 1 and 2.

REVIEW: PASS grok 94cf2a7

Delta review since 63865e5 (my FAIL, review 5633303019). The delta touches 2 files (+20/-9).

Both blocking findings are fixed:

  1. frontend/src/app/case-studies/opengraph-image.tsx:4 and :9. The invented "1,200 leafy greens CTE events, 94.2% auto-normalized" text is gone. The alt text and title are now "FSMA 204 case studies". A grep for 1,200 and 94.2 under case-studies finds nothing.
  2. frontend/src/app/fsma-204/[cte]/page.tsx:470-474. The CTA now uses sandboxCta() for href, label and blurb. When the sandbox is off it goes to /walkthrough. The "Upload ... to the sandbox" copy at :428-438 is gated on cta.enabled. The "Upload a sample ... file" copy was removed, and no hardcoded "/sandbox" link is left.

Real-data check: the delta adds no figures, testimonials, sample records or demo data.

Local checks:

  • eslint on the 2 changed files: clean.
  • tsc --noEmit: 10 errors, none in the changed files. All of them are the ErrorState requestId/retrying prop errors from main and #3524 (dashboard/*, dashboard-load-errors/dead-ends tests).
  • vitest on the 7 related suites (public-site-fixes, sandbox-front-door, pre-revenue-copy, verify-no-sample, experimental-features, docs-contract, backend-route-mapping): 112/112 pass.

CI: red, but none of the failures I sampled trace to this PR.

  • Build & Bundle fails on the same #3524 tsc errors.
  • Frontend Unused File Guard flags tests/visual/*, not files in this PR.
  • PR gates, Semgrep, Unit Tests and Vercel also fail, and Vercel Preview Built is still pending. Under the freeze, merge still needs green CI.

Non-blocking: the og image eyebrow still says "Validation". That's fine, but "Case studies" might read better.

DELTA CHECK: PASS muse 1586081 (94cf2a7..1586081). It changes one line each in frontend/tests/visual/routes.json and ROUTE_CROSSCHECK.md:55. The stale /demo 'OBSERVED 200' notes now say the route is removed by #3543. /demo stays in expectRedirectOr404, and the rest of the file is unchanged. Don't merge while the freeze is on.

REVIEW: PASS grok 1586081

Delta review since 94cf2a7 (my draft PASS there). One commit: 1586081 "test(visual): note /demo removed by #3543". It changes 2 files, one line each:

  • frontend/tests/visual/ROUTE_CROSSCHECK.md:55. The /demo row now says "Removed by #3543" and that the expectRedirectOr404 assertion now passes.
  • frontend/tests/visual/routes.json:1. excludedReason["/demo"] now says src/app/demo/page.tsx is deleted, replacing the old "renders 200 with synthetic data" note. /demo stays in expectRedirectOr404.

Checks:

  • No src/ changes since 94cf2a7. src/app/demo does not exist at this head, so the note is accurate.
  • The sandboxCta() gating in fsma-204/[cte]/page.tsx is unchanged.
  • No invented, sample or demo data or figures were added. The edit removes a note about synthetic data.
  • routes.json is still valid JSON.
  • eslint: both files are ignored by the config (.md/.json), 0 errors.
  • vitest, 7 related suites: 112/112 pass.

CI on this head: mostly still pending (25 pending, 4 pass, 5 fail, 8 skipping). So far the failures are Engine Review Pass and PR Blocker Checklist, which wait on reviews, and PR Gate: Workflow Contract, which also failed at 94cf2a7. Merging still needs green CI under the freeze.

Disclosure: review written by Grok (headless Grok Build) and posted with C.Lee's approval on Oct 23, 2026 ("Yes, post it").

Delta from c95e63c: one empty signed-off commit (e3f92f8, parent c95e63c), identical tree 7bebb5a1, 0 files changed. Earlier findings stand.

Delta review since my PASS draft at be28486. Compare be28486...c95e63c: ahead 2, behind 0, no merges, exactly two files:

  • 6ade2dc frontend/src/app/page.tsx +1/-1: "No data yet" / "Start setup" link /signup -> /ingest.
  • c95e63c frontend/src/tests/pages/homepage.test.tsx +1/-1: assertion updated to /ingest.
No new data, fixtures or identifiers. Earlier findings stand unchanged.

Nits: /ingest is auth-gated, so signed-out visitors are sent to /login. Neither new commit has a Signed-off-by trailer; if Commit Message Check requires DCO it will flag.
Not re-run locally: tsc/vitest deferred, Mac load 40-85 (limit 28). It is a one-line href change plus its matching assertion. CI was pending at review time.

Delta review of merge bb8d149 (parents e3f92f8 = prior head, 66a5146 = main incl. #3557).

  • remerge-diff: modify/delete conflicts on app/sandbox/{page,SandboxClient}.tsx, sandbox-grid/SandboxPdfReport.ts, sandbox-front-door unit + e2e tests all resolved by taking main's deletions. sandbox-cta.ts content conflict resolved to main's /ingest 'Upload your CSV' fallback, as described. No PR-side change lost.
  • No imports of SandboxPdfReport/SandboxResultView/SandboxClient/app/sandbox remain; no /sandbox links in src (remaining hits are the /sandbox/results analytics deny-list and tests/visual/routes.json, both already on main).
  • Local (npm ci): tsc clean; knip reports no unused files; vitest homepage, public-site-fixes, sandbox-cta pass.

Codex review of #3543 (marketing real data) at 0bb22e5. I reviewed the delta since bb8d149 (the main merge) and scanned the full diff against origin/main.

REVIEW: PASS codex 0bb22e5

Checked

  • OG figures: frontend/src/app/case-studies/opengraph-image.tsx now renders only {eyebrow: 'Validation', title: 'FSMA 204 case studies'}, and demo/opengraph-image.tsx is deleted. git grep '94\.2' across frontend/src returns nothing. The only remaining 1200/1,200 hits are OG image widths, a timeout, and pre-existing KDE field examples and data-import samples, none in this diff.
  • /sandbox CTA: frontend/src/app/fsma-204/[cte]/page.tsx now uses const cta = sandboxCta() for the href, label and blurb, and the compare pages already did. No href="/sandbox" remains in frontend/src.
  • Merge delta bb8d149..0bb22e5, frontend/tests/visual/ROUTE_CROSSCHECK.md and routes.json: no conflict markers, and routes.json parses. /demo and /sandbox both stay in expectRedirectOr404, with notes that both are deleted (#3543 and #3557) and now expected to 404. That matches the deleted src/app/demo/ and src/app/sandbox/.
  • Marketing copy scan of the full diff: the PR only removes invented content. This covers the case-studies page (-588), proof/transformation (-347), demo, customer-readiness.ts, and the invented lot IDs on walkthrough steps (e.g. R-2026-0312). The added copy contains no metrics, customer counts or percentages. The only numbers are regulatory citations (21 CFR 1.1455, 24-hour records request, SHA-256). Trust and buyer-programs now show "No data yet" states instead of sample figures.

Nits (non-blocking)

  • frontend/src/lib/sandbox-cta.ts:15: the comment says the fallback destination is /walkthrough, but sandboxCta() returns href: '/ingest' with enabled: false unconditionally. Fix the comment. The cta.enabled ? … : … branch in fsma-204/[cte]/page.tsx is now dead code.

CI: 3 pass, 27 pending. Head SHA Check Guard and PR Blocker Checklist show fail, with the same about-1s, no-step failure as on the other open PRs. Merge still needs the frontend and backend gates green.

Resolve conflicts with #3543, #3557, #3561, #3572 and #3580:
- keep /case-studies, /proof and /proof/transformation hidden (notFound) and drop case-studies OG image
- CTE help copy keeps 'Upload your {name} data to RegEngine' with the /ingest link; closing CTA uses main's sandboxCta() blurb (sandbox retired), test updated to match
- keep EPCIS (Preview) labels; take main's empty states for trust scheduled exports and walkthrough package details
- drop both proof/samples zip exceptions from .gitignore (files removed)
- routes.json: main's version plus /proof and /proof/transformation moved to expectRedirectOr404

…ecall-drill page

- Resolve conflicts with #3543: take main's 'No data yet' case-studies page; PRODUCT_DESCRIPTION drops the synthetic artifacts and recall drill wording
- Delete frontend/src/app/proof/recall-drill/page.tsx and its page test (recall drill simulation removed per C.Lee, Oct 23); sample_recall_drill.csv stays deleted
- routes.json: /proof/recall-drill moves from public to expectRedirectOr404
- Drill simulator (DrillSimulatorClient Load Sample Data, generateSampleCSV) untouched

…page and sample CSV

- Resolve conflicts with #3543/#3561/#3566/#3572: take main's 'No data yet' case-studies page, main's walkthrough package details (EPCIS kept as Preview), main's EPCIS rejection tests, drop ARCHIVE_EXPORT_JOBS
- InflowLabClient stays deleted (Inflow Lab retired by this PR)
- Delete frontend/src/app/proof/recall-drill/page.tsx, its page test and frontend/public/samples/sample_recall_drill.csv (recall drill simulation removed per C.Lee, Oct 23)
- routes.json: /proof/recall-drill moves to expectRedirectOr404 (same edit as #3551)
- Drill simulator (Load Sample Data, generateSampleCSV) untouched; #3549 not merged so no baseline.json change

Narrow the restore: bring back only the gated tools page and its
client/tutorial/opengraph plus inflow-error helper from efddbda.
Drop the proxy scenarios allowlist and /demo redirect (demo was
retired in #3543, not #3544).
