feat(deploy): stamp commit SHA on hand-run Railway deploys - #3760
Since 2026-10-28 the Railway service has no GitHub source and deploy.yml is disabled, so production deploys are hand-run railway up from a checkout. The tracked build-sha.txt is the placeholder unknown; only the workflow's "Stamp build identity" step overwrites it. A bare railway up therefore ships the placeholder and /health reports commit_sha: null, which is what the 2026-10-29 23:16 PDT deploy did. Identifying what was live took hashing files inside the container with railway ssh and matching them against main commits.
What
scripts/railway/deploy_prod.sh: refuses a dirty tree or a git worktree, stamps git rev-parse HEAD into build-sha.txt, runs railway up --ci, restores the placeholder (also on failure via trap), then polls /health until build.commit_sha equals the stamped SHA with the same failure messages as deploy.yml. --dry-run does everything except the upload and the poll.
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md: new section 11 saying a manual deploy must go through this script and why.
Later commits on this branch, from review: the script refuses to run from a git worktree, and it always passes --project, --service and --environment to railway up with production defaults (overridable via RAILWAY_PROJECT, RAILWAY_SERVICE, RAILWAY_ENVIRONMENT) so a checkout linked to staging cannot redirect the upload. Runbook sections 1 and 10 now say deploy.yml stopped deploying on 2026-10-28.
From Muse's review (a2b8dba): the script now requires a success "Backend CI Status Gate" check run on the commit before stamping, as deploy.yml did (--skip-ci-gate overrides knowingly); refuses a commit that is not on main unless --allow-non-main is passed; resets the poll clock after the build so the full 900 s budget applies; and its comments say railway up --ci exits on build completion, that api.regengine.co fronts the same deployment deploy.yml polls, and that the CLI resolves service and environment by name. Runbook section 11 lists all of this.
The worktree refusal exists because railway up fails at Indexing... prefix not found when .git is a worktree pointer file (observed 2026-10-29).
scripts/check_trust_safety_copy.py on the two changed files: passed
trufflehog on the branch commits: 0 verified, 0 unverified
No deploy was run from this script. Production was moved to main fb4e5df6a by hand tonight using the same stamp approach from a git archive export; /health now reports that SHA with commit_source: build_stamp.
Not covered
The script has not run a real deploy end to end. The first real use should be watched.
Medium Risk
Changes how production is deployed and encodes production Railway project defaults in-repo; the script adds CI and health checks but --skip-ci-gate and mis-set env vars could still ship the wrong target or commit.
Overview
Adds scripts/railway/deploy_prod.sh as the required path for manual production Railway deploys now that deploy.yml is disabled (since 2026-10-28). Bare railway up was shipping the build-sha.txt placeholder so /health reported commit_sha: null; the script mirrors the workflow by stamping git rev-parse HEAD, running railway up --ci with explicit production --project / --service / --environment (ignoring railway link), restoring the placeholder via a trap, and polling /health until build.commit_sha matches.
Guards include a clean tree, refusal of git worktrees, default main-only HEAD ( --allow-non-main override), and a passing Backend CI Status Gate via gh ( --skip-ci-gate / --dry-run optional).
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md updates status sections 1 and 10 for manual deploys and adds section 11 documenting the script and the build-sha.txt / unknown placeholder behavior.
Reviewed by Cursor Bugbot for commit a2b8dba. Bugbot is set up for automated code reviews on this repo. Configure here.
Add scripts/railway/deploy_prod.sh so a manual `railway up` ships a real
commit identity the same way deploy.yml does. The script refuses a dirty
working tree, writes `git rev-parse HEAD` into build-sha.txt, runs
`railway up --ci` against the linked service, restores the placeholder
`unknown` (also on failure, via an EXIT trap), then polls /health until
build.commit_sha equals the stamped SHA, with the same three failure
diagnoses as the workflow. `--dry-run` does everything except the upload
and the poll.
Since 2026-10-28 the Railway service has no GitHub source and deploy.yml
is disabled, so the 2026-10-29 hand deploy shipped the placeholder and
/health reported commit_sha: null. Document in the release runbook that
manual deploys must go through this script, and why.
The tracked build-sha.txt stays the placeholder so a plain checkout never
carries a stale SHA.

`railway up` fails at "Indexing... prefix not found" when `.git` is a
worktree pointer file rather than a directory (observed on the 2026-10-29
hand deploy). Check for that right after resolving the repo root, before
anything is stamped, with a message that says where to run it instead.

Walkthrough
The change adds scripts/railway/deploy_prod.sh for manual Railway production deployments and updates the runbook. The script checks the Git checkout, branch, CI gate, and build-sha.txt. It stamps the current commit SHA for upload, restores the placeholder, and polls /health for a matching SHA. It supports dry runs, non-main branch deployments, and skipping the CI gate. The runbook describes the manual deployment process and verification behavior.
The new manual production deploy script can let an operator deploy a commit that is not on remote main. It can also report success for a same-commit redeploy before the new rollout is live. Both gaps need an operator's mistake or an unusual redeploy to trigger. They should be addressed or explicitly accepted before relying on the script for production deploys.
Security architecture risk: Low · up to a2b8d
The script improves manual-deployment checks and commit traceability without adding application permissions or network endpoints. Its release-provenance guarantee still depends on an unchanged local checkout throughout deployment. Production credential scope and provider recovery behavior remain unverified.
Retained concerns
Medium · reliability · inferred: The new wrapper gates and stamps one commit but later uploads the mutable working directory. A checkout change or source write after preflight can therefore upload different source while retaining the approved SHA, allowing serving-commit verification to misattribute the deployed artifact. Concurrent invocations can also interfere with the shared stamp. Clean-tree checks and ordinary-exit cleanup reduce sequential misuse but do not preserve provenance throughout the release transition.
Security review details
Security Blast Radius
inferred — The privileged outcome is replacement of the selected service deployment, affecting that service's consumers rather than one tenant request. The script's defaults select production; its maximum reachable project and environment scope depends on the operator's Railway credentials, which are not established here.
Security Findings and Attack Paths
inferred — The supported provenance concern requires local checkout mutation during an authorized release. A writer can change source after the captured commit passes CI but before upload, while the stamp continues to identify the approved commit. This is a release-attribution failure path, not demonstrated remote privilege escalation; bare manual-upload authority predates the wrapper.
Trust Boundaries and Controls
observed — GitHub supplies release-check evidence, Railway credentials authorize upload, and the configured health endpoint supplies serving identity. Explicit target arguments prevent stale link-state routing, while the CLI remains responsible for rejecting unusable credentials.
Resilience and Maintainability Implications
inferred — Ordinary failures restore the stamp, but abrupt host loss or an uncatchable process termination can bypass EXIT cleanup. A later invocation rejects a leftover non-placeholder stamp rather than silently reusing it. Remote deployment recovery remains independent of this local cleanup.
Hardening Proposals
proposed — Use an isolated immutable build context tied to the gated commit, with per-invocation stamp ownership and cleanup. Bind health verification to the selected deployment identity when supporting target overrides or same-commit redeployments.

deploy_prod.sh now passes --project, --service and --environment to
`railway up` with production defaults (overridable through RAILWAY_PROJECT,
RAILWAY_SERVICE, RAILWAY_ENVIRONMENT) instead of trusting whatever this
directory was last linked to, so a checkout linked to staging cannot upload
there while the health poll watches production. The login check is
`railway whoami`, since link state no longer matters.
RELEASE_BRANCH_DEPLOYS.md sections 1 and 10 described deploy.yml as still
deploying on push to main; that ended 2026-10-28 and section 11 has the
manual process. Both now say so.

Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.
Require the backend CI gate before upload.
The previous deploy.yml path required a successful Backend CI Status Gate for the selected commit. This script uploads any clean checkout, including a commit with a failed or missing gate. Require that gate before production upload so an unverified backend cannot replace the serving image. (raw.githubusercontent.com)

A project-scoped RAILWAY_TOKEN can run `railway up` but cannot answer
`railway whoami`, so the preflight blocked a valid token-based deploy.
`railway up` reports a missing or wrong credential itself, and the trap
restores the stamp when it fails.

Verified: quoting/array use, set -euo pipefail guards (|| true, || die, if/while suppression), EXIT trap placement (stamping only after line 117; all post-stamp failures restore), exit codes (0 only on SHA match/dry-run/help), dirty-tree (--untracked-files=all) and .git-is-dir worktree guards, and the poll loop/jq/three diagnoses all match deploy.yml. No false-success path found; failures exit non-zero. PR body claims match the diff.
Findings:
scripts/railway/deploy_prod.sh:159 — Low — SECONDS is not reset, so slow railway up erodes the 900s poll budget, unlike deploy.yml's fresh-shell step. Fail-safe (false failure only). Consider SECONDS=0 before the deadline.
scripts/railway/deploy_prod.sh:105 — Low — non-main HEAD only warns and continues; an accidental feature-branch prod ship is possible. Consider requiring confirmation.
scripts/railway/deploy_prod.sh:36 vs .github/workflows/deploy.yml:152 — Low — default poll host (api.regengine.co) differs from the workflow (regengine-production.up.railway.app); confirm both front the same production service.
scripts/railway/deploy_prod.sh:38-39 — Low — service/environment defaults are names where deploy.yml passes IDs; confirm CLI name resolution, and note RAILWAY_*_ID vars are silently ignored.
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md:238 — Low — runbook omits the worktree refusal and the BACKEND_URL override (presents the URL as fixed).
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md:32 vs scripts/railway/deploy_prod.sh:153 — Low — §2 says railway up --ci exits on build completion; script and deploy.yml say on upload accepted. One is stale.
scripts/railway/deploy_prod.sh:76 — Low — no Backend CI Status Gate check (cf. deploy.ymlwait-for-ci); a red commit can ship. Process gap, fail-open vs the workflow.

…omments
From Muse's review of this branch:
- require a `success` "Backend CI Status Gate" check run on the commit
before stamping, as deploy.yml's wait-for-ci did; `--skip-ci-gate`
overrides knowingly, and a missing or non-success gate refuses with the
reason
- refuse a commit that is not on main unless `--allow-non-main` is passed,
instead of warning and continuing
- reset SECONDS before the health poll so the build's own duration does
not eat the 900 s budget
- state that `railway up --ci` exits when the build completes, not when
the upload is accepted; note that api.regengine.co fronts the same
deployment deploy.yml polls by Railway hostname, and that the CLI
resolves service and environment by name where deploy.yml passes ids
- runbook section 11 now lists the worktree refusal, the CI gate, the two
override flags and the BACKEND_URL override

No blocking issues. Script restores the placeholder on all paths and fails closed; poll matches deploy.yml diagnoses.
Findings (non-blocking):
scripts/railway/deploy_prod.sh:127, Medium: branch-name check (--abbrev-ref HEAD != main) does not prove “commit is on main”. Detached HEAD on a main commit is refused; local main with unpushed commits passes. Runbook RELEASE_BRANCH_DEPLOYS.md:239 and PR body repeat the stronger claim.
scripts/railway/deploy_prod.sh:141, Low: sort_by(.completed_at // "") | last sorts pending (null→"") first, so a pending rerun is ignored in favour of an older success. deploy.yml waited; script passes immediately. Same-SHA so low risk.
scripts/railway/deploy_prod.sh:32-33,45-46, Low: BACKEND_URL=https://api.regengine.co “same deployment” as deploy.yml raw hostname, and service/env name resolution, are asserted from 2026-10-29 hand deploy; unverifiable in-repo. Mismatch would fail closed (or false-success only if same SHA already live).
scripts/railway/deploy_prod.sh:126,137, Low: target: echo omits BACKEND_URL; gh api repos/{owner}/{repo}/... resolves repo from git remote. Mis-set BACKEND_URL/RAILWAY_* or fork remote could poll/check wrong place.
scripts/railway/deploy_prod.sh:83-84,120-121,207, Low: cd, sha/branch, mktemp rely on set -e without || die; DEPLOY_TIMEOUT_SECS non-numeric yields immediate fail-closed timeout. No wrong-success.
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md:14-15, Low: says deploy.yml “is disabled” but .github/workflows/deploy.yml:11 still has push: branches: [main]. Disable must be out-of-band; if not, workflow + script could race.
docs/runbooks/RELEASE_BRANCH_DEPLOYS.md:247, Info: --dry-run also skips railway/curl/jq presence checks (deploy_prod.sh:109-113), not only upload+poll.

Require BACKEND_URL for non-production target overrides.
The runbook permits RAILWAY_PROJECT, RAILWAY_SERVICE, and RAILWAY_ENVIRONMENT to override the production defaults. The script uploads to those values but polls https://api.regengine.co/health when BACKEND_URL is unset. This can time out after a successful override deployment, or report success because production serves the stamped SHA while the override target does not.
Require an explicit BACKEND_URL whenever any Railway target differs from its production default.

This checks only the local branch name. A local main can point to a commit that has a passing check on develop but is not on production main; the default guard then permits its deployment. Backend CI also runs on develop. (raw.githubusercontent.com)

Medium Risk
Changes how production is deployed and encodes production Railway project defaults in-repo; the script adds CI and health checks but
--skip-ci-gateand mis-set env vars could still ship the wrong target or commit.Overview
Adds
scripts/railway/deploy_prod.shas the required path for manual production Railway deploys now thatdeploy.ymlis disabled (since 2026-10-28). Barerailway upwas shipping thebuild-sha.txtplaceholder so/healthreportedcommit_sha: null; the script mirrors the workflow by stampinggit rev-parse HEAD, runningrailway up --ciwith explicit production--project/--service/--environment(ignoringrailway link), restoring the placeholder via a trap, and polling/healthuntilbuild.commit_shamatches.Guards include a clean tree, refusal of git worktrees, default
main-only HEAD (--allow-non-mainoverride), and a passing Backend CI Status Gate viagh(--skip-ci-gate/--dry-runoptional).docs/runbooks/RELEASE_BRANCH_DEPLOYS.mdupdates status sections 1 and 10 for manual deploys and adds section 11 documenting the script and thebuild-sha.txt/unknownplaceholder behavior.Reviewed by Cursor Bugbot for commit a2b8dba.
