What hung

Merge-queue run 39785255412 (PR #99 on top of 043afae), job e2e / e2e (multi round 1 shard 2) (job id 119849702825): 32 of 33 tests printed ✓, then 35 minutes of silence until the 40-minute job cancel. Playwright's summary never printed.

Forensics from the job log (not a rerun — the evidence is in the log):

  • Only 32 ✓ lines; number 10 is missing. prs.spec.ts:432 (require_pr rejects a push-role push to main…) started and never finished; every other test completed, the last at 13:26:32.
  • At cancel the runner reaped orphans: npm exec playwright test, workers, chrome-headless-shell — plus two git and one git-remote-http still alive: a synchronous git child stuck mid-operation (git clone's process tree is exactly git + git-remote-http, plus index-pack).
  • The last git output for that slug (13:23:26) is the expected 403 rejection of the push-role push; the admin clone that follows it never logged again.
  • Root cause: every sync git call uses execFileSync/spawnSync with no timeout, which blocks the worker's event loop. Playwright's per-test/hook timeouts are in-worker timers, so they can never fire — the silence itself proves a sync block (an async hang would have timed out loudly at the 10-minute hook/test deadline). A wedged git smart-HTTP endpoint (accepts, never answers) therefore holds the whole run open silently.

Fix

  • apps/noite/e2e/helpers.ts: new CHILD_PROC_TIMEOUT_MS = 120_000 and execGit() (timeout + SIGKILL + GIT_TERMINAL_PROMPT=0); pushAppDir and the prs/env-telemetry/environments/forge git closures migrate to it. cli (node CLI, git, bun run build) and create (git, network ls-remote) keep their call shapes and gain the same bound. Localhost git ops finish in ~1 s; the bound only ever trips on a wedge, and then it throws ETIMEDOUT naming the command. Not a longer timeout — a bound where none existed; it never makes a test pass.
  • apps/noite/playwright.config.ts: parent-side globalTimeout: 25 min (release shard 2 measured ~5 min wall; unsharded local release ~2x; trips 15 min before the 40-minute job cancel, naming the stuck test). Enforced by the parent process, so it fires even with a blocked worker.
  • docker/e2e-local.sh: a red lane now also captures ps -ef into lane-host-procs.txt in the always-uploaded report, so the next stuck command (with parentage and arguments) is in the artifact. A globalTimeout failure is a red lane, not a cancel, so the existing container-log capture runs too.
  • changelog.d/e2e-teardown-hang.md: fragment.

Fail-before proof (deterministic, local)

  • Black-hole server (accepts TCP, never answers) + today's call shape (execFileSync without timeout): blocked 12 s until externally SIGKILLed; an armed 500 ms timer never fired — the event loop freeze that defeats every Playwright timeout. (/tmp/flake-i-repro.mjs, throwaway.)
  • Same wedge through the committed execGit: threw spawnSync git ETIMEDOUT after exactly 120101 ms. Loud, with the command named.
  • The CI occurrence itself is the fail-before: today's code hung 35 min on this exact shape; with this diff the same wedge throws at the call within 120 s and the run can never outlive the 25-minute parent bound.

Verification

  • bun run check (ultracite): clean. bunx tsc --noEmit in apps/noite: clean. bun docker/check-tests.ts: clean (245 files). bun docker/check-changelog.ts: 8 fragments ok. sh -n docker/e2e-local.sh: ok.
  • Full release suite on both lanes: via CI on this PR (e2e label). Run ids below when green/red.

Security review

No sensitive-area paths touched (verified against .github/security-paths.yml): the diff is apps/noite/e2e/{helpers,prs,create,cli,env-telemetry,environments,forge}.spec helpers, playwright.config.ts, docker/e2e-local.sh, one changelog fragment. No auth/isolation/secrets/image/workflow changes, so no independent security-review subagent was run.

Operator-visible change

None (test lane only). On a future wedge the lane fails red within 25 min with the stuck test named and lane-host-procs.txt in the artifact, instead of a silent 40-minute cancel.

Summary by CodeRabbit

  • Bug Fixes

    • End-to-end test runs now have an overall time limit, and Git and other build subprocesses are terminated if they exceed their timeout.
    • Git operations use consistent timeout and credential-prompt settings, helping prevent tests from hanging.
  • Chores

    • Failed local end-to-end runs now include a host process snapshot alongside existing diagnostic logs.

📝 Walkthrough

E2E Git commands now use a shared helper with a 120-second timeout. Selected test subprocesses and the Playwright run have timeouts. The local E2E runner captures the host process tree after Playwright fails.

Changes: E2E process reliability

Layer / File(s) Summary
Shared Git execution
apps/noite/e2e/helpers.ts, apps/noite/e2e/env-telemetry.spec.ts, apps/noite/e2e/environments.spec.ts, apps/noite/e2e/forge.spec.ts, apps/noite/e2e/prs.spec.ts
execGit adds a 120-second timeout, disables terminal prompts, and accepts working-directory and environment overrides. E2E Git calls now use this helper.
Subprocess and run timeouts
apps/noite/e2e/cli.spec.ts, apps/noite/e2e/create.spec.ts, apps/noite/playwright.config.ts
CLI and repository-creation subprocesses use the shared timeout limit and SIGKILL. Playwright has a 25-minute global timeout; its per-test timeout remains unchanged.
Failure process diagnostics
docker/e2e-local.sh
After Playwright fails, the script best-effort saves the host process tree and includes the artifact path in the failure message.

A timed-out Git push fails, but its error message may omit the timeout reason. This is a bounded diagnostic gap rather than a reason to block merging.

Parent review: accepted. The evidence is solid. The job orphaned git plus git-remote-http at cancel, prs.spec.ts:432 never completed, and the 35-minute silence proves a synchronously blocked worker event loop, where no in-worker timeout can fire. The new bounds are loud-failure bounds where none existed: execGit with a 120 s timeout and SIGKILL plus GIT_TERMINAL_PROMPT=0, a parent-side globalTimeout of 25 min, and ps -ef captured on red lanes. They never make a test pass.

Open: the runner-side trigger (why the smart-HTTP clone after the refused push wedged) is not root-caused. If it recurs, the lane now fails red within bounds with the process tree and container logs, and it gets its own investigation. Auto-merge is on.

… timeout reports ETIMEDOUT

CodeRabbit on #101: a timed-out spawnSync leaves status null and the reason
on error; the status check replaced it with an often-empty stderr. cli.spec
already throws proc.error first; create.spec now matches.
