Summary

Server-owned QuickBooks Online connection foundation so the app can connect to a QBO company (sandbox or production) and later export Stripe/tour/ad-hoc transactions. No bookkeeping is posted yet — this builds the provider boundary, credential lifecycle, webhook receipts, entity discovery, and idempotent sync contract that a future accounting-mapping decision (and merged PR #156 work) will consume.

Closes #161

Changes

  • OAuth 2.0 flow — POST /api/admin/quickbooks/connect (admin-auth) issues the Intuit authorize URL with the accounting scope; GET /api/admin/quickbooks/callback consumes a persisted one-time state (256-bit, 10-min TTL, transaction-consumed, bound to the initiating admin + configured environment, cross-checked against an httpOnly cookie) before the token exchange. realmId + CompanyInfo verify which company was actually authorized.
  • Token lifecycle — access/refresh tokens stored only as AES-256-GCM envelopes (QBO_TOKEN_ENCRYPTION_KEY) in qboConnections/{environment}. getQuickBooksAccessToken() is the single acquisition point: a short Firestore lease prevents refresh races, rotated refresh tokens always replace the stored grant atomically, and invalid_grant flips the record to reauthorization_required. Disconnect revokes at Intuit (best-effort) and destroys local credential material.
  • Environment separation — QBO_ENVIRONMENT (server-only) selects the Intuit API host, the credential pair, and the connection document; the doc id IS the environment and the stored record's environment field is re-verified on read, so a preview deployment cannot address the production company.
  • Provider boundary — lib/qbo-api.ts is the only module talking to Intuit's v3 API (minorversion=75): CompanyInfo + Account/Item/Customer/PaymentMethod/TaxCode discovery, canonical summaries out, normalized QboError taxonomy in. Raw provider payloads never cross.
  • Webhook foundation — POST /api/webhooks/quickbooks verifies intuit-signature (HMAC-SHA256 over the raw body, keyed by QBO_WEBHOOK_VERIFIER_TOKEN) before parsing; batched notifications dedupe by content hash into qboWebhookReceipts; unknown realms recorded but flagged ignored.
  • Accounting foundation — qboConfig/accountingMapping binds selected entity ids to environment+realm (validated against live queries at save time); enqueueAccountingTransaction() in lib/qbo-sync.ts is the future export contract keyed by deterministic sourceType:sourceId identity so retries can never double-post.
  • Admin UI — /admin/integrations/quickbooks (dashboard QuickBooks card links in): environment badge, connection status, company name, abbreviated realm id, last health check, Connect/Test/Reconnect/confirmed-Disconnect, and the mapping panel.
  • Security rules — deny-all blocks for qboConnections, qboOauthStates, qboWebhookReceipts, qboConfig, qboSyncRecords with emulator + source-assertion coverage.
  • Docs — docs/operations/quickbooks.md (separated sandbox/production Intuit setup, Deployment Protection notes, day-to-day ops), .env.local.example, deployment.md env-var list.

Deliberately deferred: Stripe→QBO posting (Sales Receipt/Invoice/Payment/Deposit choice), journal entries, refunds, payout/bank-feed reconciliation, automated tax mapping, and any QBO entity writes — all API calls are read-only.

Verification

  • npm ci
  • npm run check:react-versions
  • npx tsc --noEmit
  • npm run lint
  • npm test — 711 tests pass (incl. new qbo-config/crypto/protocol/common suites)
  • npm run test:rules — 39 pass (new QBO deny-all emulator coverage)
  • npm run build
  • npx playwright test — 146 pass (new admin-quickbooks.spec.ts: 7 tests incl. axe scan)
  • npm run check:md-links
  • Intuit intuit_tid response header is captured server-side at the provider boundary on success and failure paths, logged as correlationId on qbo.* structured events — never sent to the browser.

Risk / deployment notes

  • No secrets, credentials, or private data were committed.
  • New server-only env vars are required before the integration activates — without them the admin page shows a safe "Not configured" state and every route fails closed. Setup: docs/operations/quickbooks.md.
  • New Firestore collections are deny-all to clients; all access flows through admin-auth API routes or the signature-verified webhook.
  • The OAuth callback relies on the one-time persisted state + httpOnly cookie rather than a bearer token (Intuit redirects the browser); all other /api/admin/quickbooks/* routes use requireAdminActor.
  • Independent of PR feat(admin): Stripe payment tool for tours and ad-hoc charges (#155) #156 — no shared-file overlap beyond additive changes to components/admin-workspace.tsx (summary card), app/robots.ts (fixture disallow), smoke-tests/fixtures.ts (default API stub), and lib/admin-types.ts (audit action union).
  • Sandbox E2E against a real Intuit sandbox company requires Intuit Development credentials not present in this environment — exact setup steps are in the operations guide.

Priority: ➖ Normal

Merge Risk: ⚪ Minimal · up to 6e721

The previously identified refresh-cleanup race is guarded at the current head. No actionable merge-blocking risk remains after normal checks.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 6e721

The connection flow has meaningful identity and credential protections, but overlapping authorization and disconnect operations can undo a completed disconnect or remove a newer connection. The affected scope is the configured QuickBooks connection; valid administrator-initiated authorization is still required, and bookkeeping writes are not part of this release.

Retained concerns

  • Medium · security · inferred: Connection replacement and disconnect are not fenced against concurrent lifecycle changes. A previously validated callback can write connected credentials after disconnect finishes or overwrite a newer grant. Conversely, disconnect can read an older grant, await provider revocation, then delete credentials written by a newer reconnect. One-time OAuth state prevents replay of an individual flow, but does not preserve disconnect intent or order different valid flows against the shared connection record.
Security review details

Security Blast Radius

  • inferred — The lifecycle race affects the shared connection document for the configured environment, including its selected company, stored grant, and disconnected status. Exploiting this ordering requires a valid administrator-started authorization or authorized disconnect; arbitrary public callback parameters alone do not establish that capability. Current documented provider use is read-only, although the requested OAuth scope is the accounting scope.

Security Findings and Attack Paths

  • inferred — A valid callback can pass state and administrator checks, pause during provider calls, then persist connected credentials after another administrator completes disconnect. In the reverse ordering, disconnect can revoke the previously read grant and delete a newly persisted reconnect. These paths violate local connection ownership and disconnect intent without bypassing OAuth-state validation.

Trust Boundaries and Controls

  • observed — Attacker-supplied state and cookies are checked against server-persisted, unexpired, unconsumed state bound to the configured environment. Initiator identity comes from that record rather than query parameters, and the administrator is revalidated before exchange. Provider-returned company identity is also checked before persistence. These controls constrain reachability but do not serialize separate valid lifecycle operations.

Resilience and Maintainability Implications

  • inferred — OAuth state is consumed before provider exchange and connection persistence, so later failure cannot safely replay the same state and requires a new authorization flow. Provider revocation also precedes local deletion; a local write failure can leave stored credentials whose provider status has changed. These separate steps require recovery awareness rather than assuming provider and local state change atomically.

Hardening Proposals

  • proposed — Use a durable connection generation or equivalent ownership fence across initiation, authorization completion, and disconnect. Disconnect should invalidate pending older flows, callback persistence should reject stale generations, and cleanup should target only the grant version it owns. Keep provider I/O outside transactions and define recovery for provider-success/local-failure outcomes.

lib/qbo-tokens.ts:249
🩺 Stability & Availability | 🟠 Major | 🏗️ Heavy lift

Clear only the lease owned by the failed refresh.

When the new commit guard rejects an expired lease, another caller can claim that lease before this cleanup runs. The unconditional ref.update(cleanup) then deletes the new caller’s lease. That caller cannot commit its refreshed tokens because its commit guard finds no lease. Store a lease identifier when claiming the lease, and clear it in a transaction only if it still belongs to this refresh.

🟠 Major · Recheck the initiating admin before completing the callback. · route.ts:65-85

app/api/admin/quickbooks/callback/route.ts:65-85
🔒 Security & Privacy | 🟠 Major | ⚡ Quick win

Recheck the initiating admin before completing the callback.

After consuming the state, load consumed.uid with getAdminUser. Stop before completeQboAuthorization when the record is missing or not active. This prevents a disabled admin from replacing the QuickBooks connection.

A role comparison is not required here. Both declared roles, admin and superadmin, satisfy requireAdminActor; the policy's role comparison prevents stale token claims from retaining elevated access. A downgrade to an active admin does not remove permission for this admin-only operation.

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Require CompanyInfo to match the callback realm.

canonicalizeCompanyInfo uses the requested realm when CompanyInfo.Id is missing and accepts any non-empty Id without comparing it to the callback realm. The callback then stores that value and marks the connection healthy. Reject the response unless it contains the expected realm identity.

Server-owned OAuth 2.0 foundation so the app can connect to a QuickBooks
Online company (sandbox or production) and later export Stripe/tour
transactions. Deliberately no bookkeeping yet — provider primitives, an
idempotent sync contract, and entity discovery form the seam a future
mapping decision consumes.

- OAuth authorization-code flow: admin-auth connect route issues the
Intuit authorize URL; callback validates a persisted one-time state
(10-min TTL, transaction-consumed, bound to admin + environment,
cookie cross-checked) before exchanging the code
- AES-256-GCM token envelopes in qboConnections/{environment}; the doc
id is the environment so preview and production can never collide
- Single token-acquisition helper with a Firestore refresh lease so
concurrent refreshes converge; rotated refresh tokens always replace
the stored grant; invalid_grant flips to reauthorization_required
- Narrow QBO API boundary (companyinfo + Account/Item/Customer/
  PaymentMethod/TaxCode discovery, minorversion=75) with normalized
errors — raw provider payloads never cross it
- Signed webhook receiver (intuit-signature HMAC over raw body) with
content-hash dedupe receipts; unknown realms recorded but ignored
- Accounting-mapping config validated against live entities and bound
to environment+realm; enqueueAccountingTransaction() is the future
  idempotent export contract
- Admin page at /admin/integrations/quickbooks with connect/test/
disconnect/reconnect, health, and mapping UI; dashboard summary card
- Deny-all Firestore rules for every QBO collection plus emulator and
source assertions; Playwright spec over a gated fixture route
- Operations guide with separated sandbox/production Intuit setup

- Webhook config errors return 500 (Intuit retries) instead of 401, which
would have silently dropped valid notifications on a misconfigured
deployment; realm-lookup failures now propagate the same way rather
  than permanently stamping receipts realmKnown=false
- Refresh commit re-reads the connection inside the transaction and
aborts if a disconnect, a different company's reconnect, or lease
expiry happened during the Intuit round-trip
- Sync-record document ids are scoped to the configured environment so
sandbox and production can never collide on the same source event
- Entity discovery paginates (startposition/maxresults 1000) instead of
silently truncating at QBO's 100-row default
- isQboConfigured/connect now validate the token-encryption key up
front instead of failing only after the admin completed consent
- externalRefs normalization skips invalid entries instead of dropping
every valid ref after the first bad one

#161)

- Strip undefined optional fields from the persisted sync candidate —
the normalizer emits undefined for absent fields and Firestore rejects
  them at write time.
- Gate the token-refresh commit on lease identity, not just lease
freshness: a stale refresher can no longer commit while a successor
holds a re-acquired lease, and the failure cleanup now runs under the
same status/realm/lease check so it can't stomp a disconnect, a
  reconnect, or a successor's work.
- Require status === "connected" before a stored realm counts as known
in webhook receipts, matching connectedRealmId in lib/qbo-mapping.ts.

Adds an in-memory Firestore fake plus module-mock tests covering the
persisted-candidate shape, the stale-refresh matrix, realm recognition,
lookup-failure propagation, and receipt dedupe.

Re-verify that the initiating admin still has an active adminUsers
record after the one-time state is consumed and before the code
exchange — a consumed state proves who started the flow, not that they
may still act. A missing or disabled record now fails closed with a
coarse redirect and log reason instead of persisting a connection.

Require CompanyInfo.Id to match the requested realm id at the provider
boundary: a missing, empty, or mismatched identity now raises a
normalized QboError rather than silently substituting the requested
realm, so a wrong-company response can never pass as the expected one.

CompanyInfo.Id is a provider entity identifier, not the OAuth realmId —
real sandbox responses carry an Id that differs from the realm, which
made the strict Id===realmId check reject valid connections after a
successful consent.

The realmId delivered on the OAuth callback (after state, cookie,
environment, and initiating-admin checks) is now unambiguously the
connected-company identity: it selects the API path, is stored on the
connection record, and feeds audit/log abbreviations. CompanyInfo is
canonicalized to display metadata only (name, country) — Id is dropped
from the canonical shape so provider metadata can never re-assign the
realm — while still rejecting malformed payloads with a normalized
QboError.

Generated with [Devin](https://devin.ai)

Co-Authored-By: Devin <158243242+devin-ai-integration[bot]@users.noreply.github.com>
The shared AdminAuthGate hard-coded the trade-leads sign-in prompt, so
the QuickBooks and Payments admin pages told admins they were signing in
to manage trade leads. The gate now takes a required `description` prop;
each admin page supplies its own wording ("manage the QuickBooks
integration", "manage payments", "manage trade leads").

Also records the verified Intuit sandbox end-to-end results in the QBO
operations doc: real OAuth consent + connect, healthy Test connection,
live entity discovery, and a signed webhook delivery recorded against
the connected realm.

Intuit's production questionnaire requires capturing the intuit_tid
response header so their support team can identify API requests during
troubleshooting.

- qboApiFetch reads the header on every response — before status and
body handling — so 4xx/5xx and malformed-JSON failures keep it on the
normalized QboError, and successful calls return it to callers.
- requestQboTokens returns the tid alongside the token set; token
refresh and revoke-failure paths log it.
- Successful CompanyInfo and entity-discovery runs log it once per
  operation (not per query page).
- normalizeError now surfaces correlationId so every structured error
log carries it automatically; apiErrorResponse still only exposes
{ error, status } — the id never reaches the browser.
