Summary

Turns the existing public trade inquiry flow into an operational sales pipeline for brewery staff — Inquiry → contact → follow-up → customer or closed — without regressing /trade or exposing lead PII client-side.

Closes #150

Changes

Workflow

  • New authenticated route /admin/trade (behind a sign-in gate that defers the full bootstrap/invitation flow to /admin): lead list + detail workspace, optimized for quick scanning — business name, contact, venue type, status, owner, last activity, next follow-up, created date.
  • Practical filters, all applied in memory over one list fetch: status, owner (incl. unassigned), business type, follow-up state (overdue / due today / upcoming / none), text search, and newest/oldest/follow-up-first sorting. Deliberately no generic data-grid framework.
  • Compact Trade leads summary on the existing admin dashboard — N new · N due today · N overdue plus an "Open pipeline" link, matching the existing card styling.

Data model (tradeLeads, unchanged collection)

  • status: canonical new | contacted | follow_up | customer | closed. Existing status: "new" records work with no migration; unknown/missing values normalize to new on read (stored values are never rewritten).
  • source: trade_form for the public flow; manual leads carry whatsapp | phone | in_person | referral | event | email | other — trade_form is rejected server-side for manual creation.
  • New optional fields: assignedToUid/assignedToName, nextFollowUpAt, closedAt, outcome, lastActivityAt, activityCount.
  • Activities: append-only tradeLeads/{id}/activities subcollection — type, seq (per-lead counter assigned in the same transaction), authorUid/authorName snapshot, body, details, createdAt. Automatic entries for lead created, status changed (from→to), owner changed, follow-up set/moved/cleared; free-text notes are type: "note". No edit/delete paths exist.
  • A reserved communication activity type + channel-agnostic TradeLeadCommunication payload (channel, direction, recipient/sender, subject/body, sentAt/sentBy, provider, providerMessageId, deliveryState, threadId) is the seam for future email/WhatsApp sending. No send UI shipped — contact links are mailto:/tel:/wa.me only.

Server API — all behind requireAdminActor (token + claims + active adminUsers record):

  • GET/POST /api/admin/trade-leads — list (+ active-admin directory) / manual create.
  • GET/PATCH /api/admin/trade-leads/[id] — detail + timeline / validated patch (status, owner, follow-up, outcome). Mutations run in a transaction that re-reads the lead and writes lead + activities atomically.
  • POST /api/admin/trade-leads/[id]/activities — append a note.
  • Assignee uids are resolved server-side to active admin records — a forged uid/name pair can't reach the document.

Lifecycle semantics

  • Entering customer/closed stamps closedAt, stores an optional outcome, and clears any pending follow-up; reopening clears closedAt/outcome. Terminal leads can never show a misleading overdue state.
  • Every meaningful mutation advances updatedAt + lastActivityAt (the 24-month retention anchor); GETs write nothing, so viewing a lead can't extend its retention.

Security/PII

  • firestore.rules: tradeLeads deny-all preserved; an explicit nested activities deny-all documents the subcollection is inside the same PII boundary.
  • Logs carry lead IDs + action names only; no analytics events are emitted from the pipeline.

Retention/pruning

  • npm run prune:trade-leads now deletes each expired lead's activities subcollection inside the same transactional recheck (Firestore deletes don't cascade) — no orphaned history.

Docs — docs/admin/trade-inquiries.md rewritten around the pipeline workflow (statuses, ownership, notes, follow-ups, manual leads, sources, retention, comms scaffolding); docs/TECHNICAL.md data model + §11 updated; admin README links the pipeline.

Verification

  • npx tsc --noEmit — clean
  • npm run lint — clean
  • npm test — 419 tests pass (includes 41 new trade-leads-admin domain tests: status model/new back-compat, follow-up classification, update planning, validation, serializers, route-auth wiring)
  • npm run test:rules — 31 pass in emulator, incl. new activities subcollection deny coverage
  • npm run build — clean; /admin/trade static, all new API routes dynamic
  • npx playwright test — 134 pass, incl. new axe/keyboard coverage of the pipeline via /admin-trade-fixture
  • npm run check:md-links — clean
  • npm run check:react-versions — clean

Risk / deployment notes

  • Firestore rules change — the nested activities match is a deny-all documenting existing behavior (the catch-all already denied it); deploy rules with the site as usual.
  • No new indexes — list uses single-field createdAt ordering + in-memory filtering; firestore.indexes.json unchanged.
  • No new env vars; CI stays secret-free.
  • Existing leads appear correctly (missing pipeline fields normalize on read; first new activity gets seq: 0).
  • No secrets, credentials, or private data were committed.

Intentional follow-ups (not in scope)

  • Actual outbound email/WhatsApp replies from the workspace (the communication activity type is the seam).
  • Reminder/notifications for due follow-ups.
  • Bulk import of leads.

Summary by Sourcery

Turn trade inquiries into a secure, authenticated admin sales pipeline with lifecycle tracking, ownership, follow-ups, and append-only activity history.

New Features:

  • Add an authenticated admin trade-lead pipeline for listing, filtering, assigning, updating, and manually creating trade leads.
  • Add append-only lead activity timelines covering notes and lifecycle changes, with scaffolding for future communications.
  • Add a trade-lead summary card to the admin dashboard and direct contact links from lead details.

Bug Fixes:

  • Preserve compatibility with existing leads by normalizing missing or unknown statuses to new without rewriting stored data.
  • Prevent terminal leads from retaining follow-ups or displaying misleading overdue states.
  • Ensure expired leads are pruned together with their activity history rather than leaving orphaned subcollection records.

Enhancements:

  • Enforce server-side admin authorization and active-admin assignee resolution for all pipeline operations while keeping lead PII outside client Firestore access.
  • Make meaningful lead mutations transactional and retention-aware, while keeping reads side-effect free.
  • Expand trade-lead documentation to cover the operational workflow, data model, privacy, retention, and future communication support.

Documentation:

  • Update admin and technical documentation for the trade-lead pipeline and its security and retention policies.

Tests:

  • Add domain, route-wiring, Firestore rules, accessibility, keyboard, and SEO coverage for the trade-lead pipeline.

Chores:

  • Add a test-only trade-lead fixture and protect private pipeline routes from indexing.

Summary by CodeRabbit

  • New Features

    • Added an admin trade-lead workspace to view, filter, and sort leads; manage statuses, assignees, and follow-ups; review activity history; add notes; and create leads manually.
    • Added trade-lead counts to the admin dashboard.
    • New trade inquiries are recorded in the lead pipeline with an initial activity entry.
  • Security

    • Restricted trade-lead management to authorized administrators. Lead and activity data is not accessible to clients.
  • Documentation

    • Added guidance for the trade-lead pipeline, follow-ups, and lead management.

Closes #150. Turns the public trade inquiry flow into an operational
sales pipeline for brewery staff:

- New authenticated /admin/trade workspace: filterable lead list +
detail view (status, owner, follow-up state, business type, search,
newest/oldest/follow-up sorting) and a compact dashboard summary.
- Canonical lifecycle: new -> contacted -> follow_up -> customer/closed,
with closedAt/outcome captured on terminal transitions and follow-ups
cleared so they can't render as misleading overdue states.
- Append-only history in a tradeLeads/{id}/activities subcollection:
notes plus automatic entries for creation, status, owner, and
follow-up changes, each carrying seq + author identity.
- Ownership reuses adminUsers (active admins only, name snapshotted).
- Optional nextFollowUpAt with overdue/due-today/upcoming classification
  by local calendar day.
- Manual lead creation with an explicit source (whatsapp/phone/
  in_person/referral/event/email/other) -- never mislabeled trade_form.
- Channel-agnostic "communication" activity type reserved as the seam
for future outbound messaging; no send controls shipped.
- All reads/writes behind requireAdminActor API routes; firestore.rules
still denies every client access to tradeLeads and its subcollection.
- Meaningful mutations advance updatedAt/lastActivityAt (the 24-month
retention anchor); reads never write; the prune script now removes
the activities subcollection alongside each expired lead.

📝 Walkthrough

Walkthrough

The change adds an admin trade-lead pipeline with authenticated APIs, lead and activity persistence, and a workspace for tracking ownership, status, notes, and follow-ups. Public trade inquiries now create an initial activity. Firestore rules deny client access to lead activities.

Priority: ➖ Normal

Merge Risk: 🔵 Low · up to 5e333

A rapid sign-out and sign-in to the same account can briefly show the wrong admin access state. API authorization remains enforced, so this is a bounded issue to address or accept before merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 5e333

The new pipeline protects lead operations with server-side administrator checks. The main residual risk is activity history remaining after interrupted deletion until an operator completes a manual sweep. This is a bounded retention risk, not demonstrated public data exposure.

Retained concerns

  • Low · security · observed: Pruning deletes the lead before its activity history. Interruption or cleanup failure can leave activity PII that ordinary pruning reruns cannot discover because they scan only existing parents. Recovery is explicitly manual, so retention completion depends on a separate operator sweep rather than the normal pruning path.
Security review details

Security Blast Radius

  • observed — The authorized exposure is the shared trade-lead dataset: the list endpoint returns all leads to an active administrator, and detail access is not restricted to the assigned owner. Assignment is workflow ownership, not an access-isolation boundary.

Security Findings and Attack Paths

  • inferred — An interruption between parent deletion and completion of activity cleanup can retain history outside the ordinary lead scan. This does not require an attacker and is not a demonstrated unauthorized-read path: client rules deny access, and normal lead-detail access returns not found once the parent is absent. Privileged operator recovery remains available.

Trust Boundaries and Controls

  • observed — The inspected APIs reject missing bearer tokens and independently require administrator authorization before database operations. Verification checks token revocation; the current administrator record must exist, be active, and match the claimed role. Firestore rules separately deny direct client reads and writes to leads and activities, so the client gate is not the authoritative database boundary.

Resilience and Maintainability Implications

  • observed — Pruning rechecks expiry inside a transaction before deleting a parent, protecting a lead whose meaningful activity changed after the initial scan. History deletion uses bounded batches and reports failed cleanup for manual sweeping. These controls protect live history and provide recovery, but do not make parent/history deletion atomic.

Hardening Proposals

  • proposed — Consider a durable cleanup record or an explicit orphan-history recovery command that remains discoverable after parent deletion. This would make interrupted retention maintenance easier to resume without relying solely on console warnings and manual subcollection inspection.

Reviewer's Guide

This PR turns the server-only public trade inquiry store into an authenticated, PII-safe admin sales pipeline: a client-side list/detail workspace consumes protected APIs, while server-side transaction logic records lifecycle mutations and append-only activity history, with terminal-state and retention handling, rules protection, pruning, documentation, and accessibility/test coverage.

78-92: 📐 Maintainability & Code Quality | 🔵 Trivial | 💤 Low value

Strengthen the text-based rules assertion.

leadSection starts at the tradeLeads match and runs to the end of the file. The allow read, write: if false check also matches the catch-all rule at the end. The assertion would still pass if the tradeLeads deny rule were removed. The activities check has the same weakness. It only tests that the string exists anywhere in the file.

The emulator test in rules-tests/firestore.rules.test.ts covers the real behavior, so the impact is low. Limit the slice to the tradeLeads block, for example up to the next match /meta/.

- admin-auth-gate: track claim resolution per auth event via a uid ref,
so a slow getIdTokenResult can neither flash a false "not authorized"
nor apply stale claims to a superseded user.
- admin-trade-workspace: guard async detail/mutation responses with a
selectedId ref — a slow fetch for lead A can no longer overwrite the
panel for lead B, and mutation responses only paint the detail view
while their lead is still selected.
- buildLeadUpdate emits an outcome_changed timeline entry when a
terminal lead's outcome is set, changed, or cleared, so the append-only
  history captures every meaningful mutation.
- prune-trade-leads: delete the lead in the recheck transaction, then
remove its activities subcollection in bounded write batches (450) —
a long history can no longer overflow the per-transaction write limit,
and an aborted recheck can never wipe a live lead's timeline.
- security-rules test now scopes the deny-all assertions to the actual
tradeLeads block instead of the remainder of the file.

Distributed via install-skills.mjs from spizeck/app-foundations#152
(issue #151): a verbatim command.md pinned to
vercel-labs/web-interface-guidelines@4ecfb9fb, replacing the vendored
web-design-guidelines skill's mutable remote fetch. The vendored file
is untouched for provenance; org governance subordinates fetched
content to organizational skills.
