On 8 October a pull request passed its CI, was approved, and was then thrown out of the merge queue by two integration tests it never touched:

prisma/orm#30648 PR CI: all checks pass → merge queue: failed
  test/integration/test/cli-journeys/migration-apply-edge-cases.e2e.test.ts
  test/integration/test/cli-journeys/rollback-cycle.e2e.test.ts

The PR made prisma migration plan refuse plans that drop data unless the user passes --delete. Those two old tests planned column drops with no --delete. PR CI skips integration tests on purpose, because they are slow and costly, so nothing ran them until the queue.

This PR adds a rule so that does not happen again: before queueing a change to what a command does, run every integration and e2e test file that runs that command. It adds four more rules learned from the same piece of work. All five are written where the agents that plan and build our projects read them before they start.

Where the rules go

Agent-run projects in this repo follow a process called Drive. Its team-specific lessons live in drive/, and agents read them before writing a spec, planning work or reviewing it. After a piece of work ships, a retrospective looks at what went wrong and writes the lesson there. This PR is that retrospective for the work that made migration plan and db update refuse to lose data (#30648) and the CLI engine change it needed (prisma/prisma-cli#337).

Lessons in drive/calibration/failure-modes.md are numbered entries, each with a symptom, a cause, what to do instead and the incident that taught it. The five rules:

  1. Find the tests that run a changed command, including through helpers, and run them before queueing (F44, plus a line in drive/calibration/dod.md). The incident above. Most tests do not name the command: they call a helper such as planMigrationAndSelfEmit in journey-test-helpers.ts, so a search for the command name alone misses them.
  2. When a change needs a new API in another package or repository, its spec shows the code that will call it (F43). The CLI engine change was specified in the engine's own terms. It passed review and then needed three reworks when the ORM came to use it: its flags clashed with the ORM's, the ORM could not read the values it needed, and it refused a character that database names can contain.
  3. When a safety check moves to a new mechanism, list every path the old check covered (F45). The old db update consent counted destructive operations from every source. The new data-loss questions read from the planner, and migrations recorded by extensions never reach the planner, so their destructive operations would have run without being asked about. A reviewer caught it.
  4. Follow every piece of advice a command prints, on each database, and check the result (F46). Several refusals printed steps that, if followed, dropped a table, moved half of a collection's documents, or ran against the wrong database. Tests checked that the text was there; only running the steps found the problems. This happened in the work before as well.
  5. Read the architecture overview, subsystem docs and decision records before writing a spec (drive/spec/README.md). The spec for this work was stopped until that reading was done, and the reading found a CLI-wide consent rule that changed the design.

The record of the retrospective is projects/migration-statements/retros.md. It is project scratch and is deleted when the project closes; the rules above are what stays.

Alternatives considered

  • Keep the lessons only in the project folder. It is deleted at close-out, and other projects never read it.
  • Put them in the shared Drive skills in prisma/ignite. Each lesson has one or two incidents so far, all in this repo. The repo's convention is to promote a lesson upstream after it repeats.
  • Run integration tests in PR CI instead of rule 1. Rejected on cost; they stay in the merge queue.

Summary by CodeRabbit

  • Documentation
    • Added guidance to review the architecture overview, relevant subsystem documentation, and cited decision records before drafting a specification.
    • Expanded documented failure modes to cover dependency changes without consumer call sites, missing integration tests, incomplete safety-check coverage, and advice that has not been tested by following it.
    • Added a pre-queue requirement to run all integration and end-to-end test files that exercise changed command behavior.

📝 Walkthrough

Walkthrough

The documentation adds prerequisites for specification research and guidance for dependency API definition, command test coverage, safety-check migrations, and validation of printed error or refusal advice.

Changes

Engineering workflow guidance

Layer / File(s) Summary
Specification inputs and dependency consumers
drive/spec/README.md, drive/calibration/failure-modes.md
Spec guidance requires reading the architecture overview, relevant subsystem documentation, and cited ADRs. A new failure mode calls for documenting dependency APIs with consumer call sites and value ranges.
Command behavior test coverage
drive/calibration/dod.md, drive/calibration/failure-modes.md
Queueing guidance requires running integration and end-to-end test files that invoke a command when its behavior changes. A new failure mode describes locating and running those tests.
Safety and printed-advice validation
drive/calibration/failure-modes.md
New failure modes call for testing paths affected by migrated safety checks and executing printed next-step advice for supported databases.

Systems and components

  • observed — drive (service) was modified; 3 changed files map to changed impact.

Before / after behavior

  • observed — Modified behavior in drive/calibration/dod.md: Adds a gate requiring all integration and e2e files that run a command to be tested before queueing when that command’s behavior changes.
  • observed — Modified behavior in drive/calibration/failure-modes.md: Added F43, describing how dependency APIs specified only from the dependency’s perspective can miss consumer needs. It calls for consumer call sites and value ranges in the dependency spec, review against those calls, and consumer-side inspection of the dependency’s public surface before briefs are written.
  • observed — Modified behavior in drive/calibration/failure-modes.md: Added F44, covering command behavior changes that pass PR CI but break untouched integration tests run in the merge queue. It requires running every integration and e2e test file that invokes the changed command, located by searching test/integration and test/e2e, without running the full suites locally.
  • observed — Modified behavior in drive/calibration/failure-modes.md: Added F45, covering safety checks moved to a new mechanism when some paths previously covered by the old check do not feed the new one. It requires enumerating those paths and testing each, including paths absent from shipped fixtures; the incident describes destructive migrations that could otherwise run without consent.
