RepoJudge โ€” Evidence-Backed Engineering Due Diligence

micro1 Agentic Workflows Hackathon Project
"Is this repository actually good?"
An autonomous multi-agent engineering due-diligence system that evaluates unfamiliar GitHub repositories at fixed revisions and produces an evidence-backed audit report covering code quality, testing reliability, security posture, architectural maintainability, and documentation integrity.

๐ŸŽฏ 1. Problem & User Value

Who Experiences This Problem?

  • Engineering Leaders & CTOs evaluating third-party codebases during M&A technical due diligence.
  • Developers & Tech Leads vetting open-source libraries before introducing them into production.
  • Hiring Managers & Reviewers assessing candidate take-home repositories and technical portfolios.

The Bottleneck:

A README file, star count, or working demo reveals almost nothing about the true quality and maintainability of an unfamiliar codebase. Reviewers must manually clone the repository, inspect architecture, run tests, audit dependencies, check for cyclomatic complexity hotspots, and scan for security vulnerabilities.

Manual due diligence takes 4โ€“8 hours per repository, often resulting in subjective, inconsistent, and non-reproducible judgments.

The Agentic Solution:

RepoJudge automates the entire due-diligence workflow in under 45 seconds. It deploys a coordinated team of 6 specialist agents running controlled AST tools in an isolated sandbox, validates all claims through an Evidence Verifier, calculates scores using a 100% deterministic mathematical guard, and synthesizes an Executive Investment Memo & Publication-Grade PDF Report via Groq LLM inference.

๐Ÿ“œ 3. Improvement Changelog (Story of Evolution)

The project progressed through distinct iterations to reach the final multi-agent architecture:

Stage What We Tried and Why Evidence / Failure Mode Observed Decision / Learning
Baseline Single direct LLM prompt asked to review the repo URL and give scores. 38.5% false positive rate; invented nonexistent CVEs; guessed arbitrary scores (e.g. gave 95/100 to broken code). Rejected: LLMs cannot reliably audit code from raw text without deterministic measurement tools.
Iteration 1 Introduced specialized AST tools (Ruff, Radon, Pytest, Bandit) and injected procedural playbooks (skills/). Tools captured exact metrics, but sequential execution took $>140\text{s}$ per repo. Kept: Procedural skills drastically improved investigation depth. Needed faster orchestration.
Iteration 2 Built the Evidence Verifier Agent and immutable EvidenceStore (EV-xxx). Filtered out 100% of unsupported agent claims before scoring. Kept: Required every finding to cite reproducible stdout/stderr lines.
Iteration 3 Migrated to LangGraph Parallel StateGraph (4 specialists running concurrently) with Annotated reducers. Reduced scan runtime from $140\text{s} \to 42\text{s}$ (~65% speedup). Prevented concurrent state write collisions. Kept: Production-grade concurrent workflow architecture.
Iteration 4 Overhauled Scoring Engine with structural baseline penalties + integrated Groq LLM & PDF Export. Repositories without tests/CI no longer scored 100/100; Groq synthesizes executive memos with one-click PDF downloads. Final Solution: Complete evidence-backed due diligence platform.

๐Ÿ“Š 4. Baseline vs. Agent Solution Evaluation Comparison

๐Ÿ”ฅ 5. Main Failure Mode & Hot Take

Observed Failure Mode:

In early testing, when we analyzed an empty or tutorial repository (e.g. a folder of .ipynb notebooks without a single test or CI/CD workflow), the agents returned 100 / 100. Because the repository had zero Python files with lint errors, the finding deduction logic subtracted 0 points!

The Hot Take:

"LLMs must NEVER be allowed to calculate numeric rubric scores."
LLMs are extraordinary at discovering context and writing qualitative explanations, but are inherently uncalibrated at arithmetic. A production evaluation system must enforce a strictly deterministic mathematical formulation that penalizes structural gaps (missing tests, missing CI, missing licenses, flat architectures) independently of tool finding counts.

โšก 6. Clean-Environment Reproduction & Step-by-Step Setup Guide

Follow these exact steps from a fresh machine to clone, set up PostgreSQL in Docker, launch the backend/frontend services, run audits, and evaluate benchmarks:

๐Ÿ“‹ Prerequisites

pytest tests/ -v

Expected Output: 69 passed in ~3.0s (100% pass rate).

Step 8: Run Your First Due Diligence Audit

Option A: Via Web UI Dashboard

  1. Navigate to http://localhost:5173.
  2. Pick any preset (e.g. FastAPI, Flask, Bottle) or paste a custom GitHub URL.
  3. Click "Run Due Diligence".
  4. Review the 5 category scores, verified findings matrix, and click "Download Executive PDF Report"!

Option B: Via Command Line (CLI)

python scripts/run_solution.py https://github.com/fastapi/fastapi 0.115.0

Step 9: Run Hackathon Benchmark Evaluation Suite

To reproduce the Simple Baseline vs Multi-Agent Solution comparison table:

# 1. Run Baseline on a repository:
python scripts/run_baseline.py https://github.com/fastapi/fastapi 0.115.0

# 2. Run Full 5-Case Benchmark Evaluation:
python scripts/run_evaluation.py

Step 10: Teardown Commands

# Stop PostgreSQL container
docker compose down

# Stop servers: Press CTRL+C in their respective terminal windows

๐Ÿ”’ 7. Sandbox Isolation & Safety Guardrails

RepoJudge complies strictly with hackathon ground rules:

  1. Isolated Execution Sandbox:
    • DockerSandboxExecutor: Spawns ephemeral containers with 2048 MB memory limits, 2.0 CPU quotas, non-root execution, and restricted networking.
    • LocalProcessExecutor: Path-traversal blocked, timeouts enforced, and automatic workspace cleanup immediately upon scan completion.
  2. Deterministic Evidence Tracking:
    • Every finding is tagged with an immutable EV-xxx record containing exact file paths, line numbers, and tool stdout.
  3. Zero Credentials in Submissions:
    • All secrets managed via .env with .env.example templates.

๐Ÿ“ 8. Mathematical Scoring Specification & Comprehensive Category Breakdown

RepoJudge enforces a 100% deterministic mathematical scoring formulation (scoring/engine.py). LLMs are strictly forbidden from guessing, inventing, or adjusting numeric scores. LLMs discover evidence and synthesize natural language explanations, while the deterministic engine calculates every category score and weighted total.

๐Ÿงฎ The Master Calculation Formula

For each of the 5 categories $c \in {\text{Code Quality}, \text{Testing}, \text{Security}, \text{Architecture}, \text{Documentation}}$:

$$\text{Category Score } (S_c) = \max\left(0.0, \min\left(100.0, ; 100.0 - \text{FindingDeductions}_c - \text{StructuralGapPenalties}_c + \text{MetricAdjustments}_c\right)\right)$$

$$\text{Overall Engineering Score} = \sum_{c=1}^{5} \left( W_c \times S_c \right)$$

Where the fixed category weights $W_c$ are:

  • Code Quality ($W_{\text{quality}}$): 25% ($0.25$)
  • Testing & Reliability ($W_{\text{testing}}$): 20% ($0.20$)
  • Security Health ($W_{\text{security}}$): 25% ($0.25$)
  • Architecture & Modularity ($W_{\text{arch}}$): 15% ($0.15$)
  • Documentation Integrity ($W_{\text{docs}}$): 15% ($0.15$)

$$\sum W_c = 0.25 + 0.20 + 0.25 + 0.15 + 0.15 = 1.00 \quad (100%)$$

๐Ÿ” Tier 1: Verified Finding Deductions

Every category begins at a base of 100.0 points. Points are deducted only for findings marked VERIFIED by the Evidence Verifier Agent (findings with rejected or unverified status deduct $0$ points to guarantee defense against LLM hallucinations):

$$\text{FindingDeductions}_c = \sum_{f \in \text{VerifiedFindings}_c} \text{SeverityPenalty}(f.\text{severity})$$

Finding Severity Penalty Points Description & Criteria
CRITICAL -25 pts Remote Code Execution (RCE), hardcoded unencrypted private keys/API tokens, severe injection vulnerabilities.
HIGH -15 pts Extreme cyclomatic complexity ($CC > 25$), dangerous deserialization (pickle.loads), failing test suites, unhandled fatal exceptions.
MEDIUM -8 pts Moderate complexity ($CC > 15$), missing assertion checks, subprocess with shell=True, deprecated library calls.
LOW -3 pts Missing docstrings on public API, minor lint inconsistencies, unused imports.
INFO 0 pts Informational observations, structural notes (zero score impact).

๐Ÿ—๏ธ Tier 2: Structural Baseline Gap Penalties

Structural penalties fire when a repository omits essential engineering practices, ensuring bare or empty repositories without lint errors never score 100/100:

1. Testing & Reliability ($20%$ Weight)

  • No test framework & no test directory: -35 pts (Complete absence of testing infrastructure)
  • Has test directory but no recognized test runner: -15 pts
  • Test runner configured but no test files found: -10 pts
  • No automated CI/CD workflow (.github/workflows): -15 pts
  • Test directory exists but 0 tests ran: -10 pts

2. Documentation Integrity ($15%$ Weight)

  • No README.md: -25 pts (Severe onboarding & adoption barrier)
  • No explicit open-source LICENSE: -10 pts (Legally "All Rights Reserved", high legal adoption risk)
  • No CONTRIBUTING.md: -5 pts
  • No CHANGELOG.md: -5 pts
  • No dedicated docs/ directory: -5 pts

3. Architecture & Modularity ($15%$ Weight)

  • Flat directory structure (all code files dumped in root, no packages/modules): -15 pts
  • No clear entry point (missing main.py, app.py, cli.py, __main__.py): -10 pts
  • No CI/CD pipeline: -10 pts
  • No build system / packaging manifest (missing pyproject.toml, setup.py): -5 pts
  • No Dockerfile & no build system: -5 pts
  • Large monolithic repository ($>50$ files with only $\le 1$ source directory): -5 pts

4. Security Health ($25%$ Weight)

  • No SECURITY.md vulnerability disclosure policy: -5 pts
  • No pre-commit security hooks (.pre-commit-config.yaml): -3 pts

5. Code Quality ($25%$ Weight)

  • No automated pre-commit quality gates: -3 pts

๐Ÿ“Š Tier 3: Deterministic Metric Adjustments & Density Scaling

Direct tool outputs apply continuous mathematical adjustments:

Code Quality Adjustments:

  • Radon Cyclomatic Complexity (AST):
    • $\text{Avg Complexity} < 5.0 \implies \mathbf{+3\text{ pts bonus}}$ (Very clean, modular functions)
    • $\text{Avg Complexity} > 10.0 \implies \mathbf{-5\text{ pts penalty}}$
    • $\text{Avg Complexity} > 15.0 \implies \mathbf{-10\text{ pts penalty}}$
  • Radon Maintainability Index ($MI \in [0, 100]$):
    • $\text{Avg } MI \ge 80 \implies \mathbf{+5\text{ pts bonus}}$ (High maintainability)
    • $\text{Avg } MI < 60 \implies \mathbf{-5\text{ pts penalty}}$ (Needs refactoring)
    • $\text{Avg } MI < 40 \implies \mathbf{-10\text{ pts penalty}}$ (Severe technical debt)
  • Ruff Lint Density ($\text{Errors} / 1000\text{ LOC}$):
    • $\text{Density} < 2.0 \implies \mathbf{+3\text{ pts bonus}}$ (Exemplary hygiene)
    • $\text{Density} > 20.0 \implies \mathbf{-5\text{ pts penalty}}$
    • $\text{Density} > 50.0 \implies \mathbf{-10\text{ pts penalty}}$

Testing & Reliability Adjustments:

  • Pytest Pass Rate & Failures:
    • $\text{Failed Tests} > 0 \implies -\min(\text{FailedTests} \times 5, 30)\text{ pts}$
  • Line Coverage Percentage:
    • $\text{Coverage} \ge 80% \implies \mathbf{+5\text{ pts bonus}}$
    • $\text{Coverage} < 30% \implies \mathbf{-10\text{ pts penalty}}$

Security Health Adjustments:

  • Gitleaks Hardcoded Secrets:
    • $\text{Secrets Detected} > 0 \implies -\min(\text{Secrets} \times 20, 50)\text{ pts}$
  • Semgrep SAST Violations:
    • $\text{SAST Findings} > 0 \implies -\min(\text{SASTFindings} \times 3, 20)\text{ pts}$
