fix(build): publish a forced rebuild above the generation it replaces - #864
Conversation
publish_dir_for reused the bare commit-dir name whenever it was free. After a forced build's sweep kept a `.gen.*` dir and dropped the bare one, the next forced build published under the bare name, which readers and the sweep rank below every generation: queries kept reading the older build, the sweep kept it, and the next gc deleted the new one. After a binary upgrade the new builder's graph was shadowed by the old builder's. The bare name is now used only when no same-SHA generation exists. Verified end to end: four forced rebuilds leave one dir each time, the newest, and gc then removes nothing.

Review follow-up. A bare sibling under another prefix (commit__<sha> built before a branch pointed at it) ranks against a new bare dir by mtime, and a failed read_dir fell back to the bare name; both now publish a fresh generation. The name is chosen before the build lock is released, so the scan adds no work to the unlocked window before the rename. find_bm25_selector_cwd: a command that fails fast can exit before its stdin is written; accept BrokenPipe there instead of panicking.

- Line 400: Update the directory-entry scan to handle each `DirEntry` result
explicitly instead of discarding errors with `flatten()`. Return `true` when an
entry read fails, preserving the existing same-SHA directory behavior for
successfully read entries.
- Line 907: Update the unreadable-parent test around fs::set_permissions so it
does not rely on permissions denying read_dir when run with elevated privileges;
guard the test for privileged users or inject a deterministic read error, while
retaining an assertion that exercises the read-error branch.

flatten() dropped DirEntry errors, so a failed entry read could still publish the bare name below an existing generation. The unreadable-parent test now skips when the process can read a 0o300 dir (root).
Why
Outcome. A forced rebuild (
ecp admin index --force) now always publishes a generation that ranks above the one it replaces, so queries read the newest build and the post-build sweep andgckeep it. Before, every second forced rebuild was shadowed by the older generation and then deleted by the nextgc. Door: two-way. No stored format changes; a revert restores the old naming. Existing cache dirs need no migration: the next build of a SHA picks a fresh.genname. Blast radius:publish_dir_for(1 caller,build_inside_locked, which every L2 build and forced rebuild goes through).Found while verifying FU-2026-10-22-d4d7cda5555d on the released 0.16.3.
publish_dir_forreused the bare commit-dir name (branch_main__<sha>) whenever it was free.admin index --forcesweeps every other same-SHA dir after publishing, so after one forced build only a.gen.*dir is left. The next forced build saw the bare name free and published there, but readers (wait_for_completion,CommitIndex::find) and the sweep rank the bare name below every generation. Observed on 0.16.3 in an isolatedECP_HOME:branch_main__2bc3…(bare, new build)branch_main__2bc3….gen.…869832(older)ecp admin gc --dry-runthen listed the bare (newest) dir as the one to remove, andgcremoved it. After a binary upgrade this leaves queries on the old builder's graph until another build.What changed
publish_dir_foruses the bare name only when no dir of the same SHA exists under any prefix (has_same_sha_dir, oneread_dirper publish). An unreadable parent or dir entry counts as taken. Otherwise it mints a fresh.gensuffix as before. The name is chosen before the build lock is released.find_bm25_selector_cwdacceptsBrokenPipewhen a fast-failing command exits before its stdin is written (flaked once locally during this PR).How to verify
