perf(tui): bounded file read, LRU rendering cache, and size caps for full-file view - #1203
Supersedes #953 by @hazyhaar. This PR carries the same change set, replayed onto current main from a branch in this repository. The feature commit keeps @hazyhaar's authorship (perf(tui): bounded file read, LRU rendering cache, and size caps for full-file view, cherry-picked from 100d847). On top of that are follow-up fixes: one cherry-picked from a1887f4, 1ce4f96 for the CodeRabbit findings on this PR, f2bb9ec for the Copilot findings, and cbbdec9 for a review finding on the Run details Enter path. ca1cdaf is a small refactor of 1ce4f96 with no behavior change. The earlier review history for this change lives on #953.
Before this change, the full-file view in internal/tui/file_view.go read the file from disk and ran Chroma highlighting inside View() on every frame. That caused UI stutter and unbounded allocations on large files.
Changes
Async load. The full-file view now reads and highlights off the render path. View() does only an O(1) snapshot lookup and shows Loading… while a load is pending.
Bounded reads. The reader stops at 4,000 lines, a 1 MiB total read budget, and 4 KiB per line. A trailer marks truncated output.
Bounded cache. The LRU render cache holds at most 64 entries and 8 MiB retained. Each file keeps at most 4 width/marker variants, and per-path revision counters are capped.
Invalidation.
Theme changes bump a cache generation and reload the view.
Tool results reload the open view. Exact changed paths bump a per-path revision; command and terminal tools and aggregated change summaries take the conservative unknown-scope refresh.
Git sweeps revalidate the open view. They wait for an in-flight load, compare the bounded source with the displayed snapshot's content identity, and reload only when the bytes changed.
BTW lifetimes. Each surface gets its own file-view lifetime token. Hidden-parent loads are routed back to the parent, and leaving BTW revokes the side's pending load. Mutations refresh both surfaces.
Run details FILES clicks and Enter. Mouse hit-testing and the Enter drill-in both apply only while Run details is the visible overlay (runDetailsVisible()), so higher-priority modals and surfaces block them.
Follow-up fix (a1887f4). A read error is now a snapshot like any other: it is shown only while that snapshot is still current. Previously, after /btw forked a full view that had settled on a read error, the side pane was blank instead of showing Loading…. Regression test: TestBTWForkOfErroredFileViewShowsLoadingPlaceholder. It fails on the old head with pending side load must show the loading placeholder, got "".
Follow-up fix (1ce4f96), monotonic revisions. A cache purge reset the shared path revisions to 0, while each surface kept its own required revision and sometimes incremented it locally. After a purge, an exact-path edit on the other BTW surface could therefore go unnoticed. Revisions now come from one cache-wide clock that survives purges, and surfaces adopt the value the cache returns.
Follow-up fix (1ce4f96), git sweep without a duplicate reload. A sweep used to invalidate every swept path and force a refresh right after the tool-result or turn-end refresh. That reread and re-highlighted an unchanged file and flashed Loading…. It now revalidates by content instead (see Invalidation above). Regression tests: TestFileViewCrossSurfaceExactEditAfterPurgeReloadsOtherSurface, TestFileViewGitSweepRevalidatesWithoutDuplicateReload, TestFileViewGitSweepDuringLoadDefersToThatLoad, TestFileViewStaleRevalidationDoesNotReloadNewerSnapshot, and the updated TestFileViewCachePurgeResetsPathRevisions. All fail on 311290c and pass on 1ce4f96.
Follow-up fix (f2bb9ec), three more staleness gaps.
fileViewSourceHash now terminates every line, so an empty file and a file holding a single newline no longer hash alike. That collision hid a blank-line change from sweep revalidation.
A load cancelled mid-read no longer evicts the cache entry a newer load committed.
A cancelled run's completion now refreshes an open full view, so a write that finished during cancellation shows up.
Regression tests: TestFileViewGitSweepDetectsBlankLineAddedToEmptyFile, TestFileViewSupersededReadKeepsNewerCacheEntry, TestFileViewCancelledRunCompletionRefreshesOpenView. All fail on ca1cdaf and pass on f2bb9ec.
Follow-up fix (cbbdec9), Run details Enter gate. Enter on a selected FILES row checked only the runDetailsOpen flag, which can outlive the visible overlay. Clicking a specialist card beside Run details enters the subchat and hides the overlay, and Enter then opened the parent's file view from inside the subchat. Enter now uses runDetailsVisible() and the shared runDetailsInnerWidth() geometry, like the mouse path. Regression test: TestRunDetailsEnterBlockedWhenRunDetailsHidden (subchat via a real click, plus detailed transcript). It fails on f2bb9ec and passes on cbbdec9.
Verification
Validated on cbbdec9e (main @ 16ccd78 plus all six commits). Tests ran with TZ=UTC and a short TMPDIR:
make fmt-check: pass
go vet ./...: pass
go test -race -count=1 ./...: pass (89 packages)
go run ./cmd/zero-release build: pass
go run ./cmd/zero-release smoke: pass (0.12.0)
make vulncheck: no vulnerabilities
git diff HEAD --check: clean
make lint-static (advisory): 4 staticcheck items, all in files this PR does not touch (installtest, proxydial, tools/web_fetch.go)
make deadcode (advisory): highlightCodeForPath and tokenStyle in internal/tui/syntax_highlight.go are now reached only from tests, because the full view calls highlightCodeForPathWithTheme. I left them in place: the existing syntax-highlight tests use them. The file-view test helpers getOrRender, readFileViewBounded, stats and resetStats in internal/tui/file_view.go are also reached only from tests, as they were at 311290c. ca1cdaf removed the one test-only wrapper that 1ce4f96 had added.
Up to 311290c, the diff against main was byte-identical to #953's diff against its own base (5aa54fe1..a1887f4b). 1ce4f96, ca1cdaf, f2bb9ec and cbbdec9 are the only changes beyond it, and they touch only internal/tui/.
Regression tests fail without their fixes
For each follow-up test, I ran the test against the production code from before its fix (test file from the fixed head), then against the fix. Failures, verbatim:
Enter behind hidden Run details opened "web/app.js": fileView.active=true path="web/app.js" cmd=false
The original #833 tests from the feature commit are TestFileViewRepeatedViewNoDiskIOOrHighlighting, TestFileViewMaxBytesBudgetTruncation, TestFileViewMaxLineBytesBudgetTruncation and TestReadFileViewBounded_*. They test the async cache and the bounded reader this PR adds, through fileViewCacheStatsForTest and readFileViewBounded*. Neither exists on main, so those tests cannot compile there and have no meaningful before-fix run. They check the read and highlight counters, and the byte and line budgets, of the new implementation.
…full-file view
- Bound full-file view reads (4000 lines, 1 MiB total, 4 KiB per line) with async loading and an LRU render cache capped at 64 entries and 8 MiB.
- Refresh both BTW surfaces when a tool result (such as write_stdin) carries both exact changed paths and an unknown-scope or aggregated directory summary outside Git.
- Gate Run details FILES mouse hit-testing on Run details being the visible foreground overlay so higher-priority modals (speech API-key prompt, leader help) block clicks behind them.
(cherry picked from commit 100d847)
renderFileViewFull returned renderedContent whenever hasError was set,
before the snapshot-validity check that governs every other completed
snapshot. A /btw fork of a full view that had settled on a read error
invalidates the inherited snapshot and clears renderedContent, but the
error latch survived, so the side pane rendered an empty body instead of
the loading placeholder until its own load landed. Reloads of an errored
view (resize, refresh, theme) likewise kept showing the stale error.
Serve the error snapshot through the same validity predicate as content
snapshots, so a pending or invalidated load falls through to "Loading…".
Error displays still do not count as cache hits.

(cherry picked from commit a1887f4)
The TUI now loads full-file views asynchronously with bounded reads and cached rendering. It refreshes views after file mutations and selected session, theme, and resize events. BTW forks maintain separate file-view requests. Run details file rows can open files by mouse or keyboard when visible.
Full-file reads and rendering now run asynchronously with limits on lines, line size, and total bytes. Cached renders use source identity checks. Non-regular files are rejected, and the view shows a loading placeholder until a current snapshot is accepted. Theme changes clear the file-view cache.
File-view refresh and state integration internal/tui/model.go, internal/tui/session_controls.go, internal/tui/session_test.go
Mutation, git-sweep, session, theme, and resize paths now refresh or revalidate active full-file views. Pending loads preserve scroll intent, and rewind returns any refresh command.
BTW side views receive independent load state. Returning revokes the side request, while parent completions, resizes, and recovery update the hidden parent view.
Opening files from Run details internal/tui/run_details.go, internal/tui/files_panel.go, internal/tui/mouse.go, internal/tui/model.go, internal/tui/run_details_test.go, internal/tui/files_panel_test.go, internal/tui/flush_test.go
Run details layouts retain file-hit metadata for displayed rows. Mouse and Enter actions open matching files only when Run details are visible and not covered by higher-priority overlays.

…eeps
Shared path revisions reset to zero on every cache purge, while each surface
kept its own required revision. Three sites could also raise that revision
past the shared one by incrementing it locally. After a purge, an exact-path
edit made on the other BTW surface could produce a shared revision no higher
than this surface's own. recoverInvalidatedFileView then saw nothing new, and
the view stayed stale. Revisions now come from one cache-wide clock that
survives purges. A purge raises the epoch floor to that clock instead of
resetting it, and each surface adopts the revision the cache returns.
Every git sweep invalidated each swept path and forced a full refresh. The
swept list is cumulative since the baseline, and each live sweep is launched
beside the tool-result, turn-end or BTW-return handling that already reloads
or rechecks the open view. The sweep that followed therefore reread and
re-highlighted an unchanged file and flashed "Loading…". A sweep now
revalidates the open view instead. It waits for an in-flight load to land,
then rereads the bounded source in the background and compares it with the
displayed snapshot's identity (hash and truncation flags). The view reloads
only if the bytes changed. A mutation the swept list omits is still caught.
Regression tests (all fail on 311290c and pass here):
- TestFileViewCrossSurfaceExactEditAfterPurgeReloadsOtherSurface
- TestFileViewGitSweepRevalidatesWithoutDuplicateReload
- TestFileViewGitSweepDuringLoadDefersToThatLoad
- TestFileViewStaleRevalidationDoesNotReloadNewerSnapshot
- TestFileViewCachePurgeResetsPathRevisions (now asserts monotonicity)

@coderabbitai Both inline findings are fixed in 1ce4f96 (see the replies on each thread). Here is where the three pre-merge warnings stand:
Out of Scope Changes (Run details file click / second-selection drill-in): keeping it. The perf(tui): bounded file read, LRU rendering cache, and size caps for full-file view #953 maintainer review required it: "[P2] Wire the full-file renderer into the FILES interaction … no production call site invokes openFileView … none of this PR's async loading, bounded read, cache, invalidation, or refresh logic is reachable by a normal user." Without that entry point, perf(tui): full-file view performs large synchronous reads and highlighting during render #833's fix would have no product effect. The click handling is hit-tested against the rendered Run details layout, and it is limited to when Run details is the visible overlay.
Docstring Coverage: not a repository requirement. AGENTS.md and CONTRIBUTING.md set no docstring threshold, and .coderabbit.yaml doesn't configure one. The functions added in 1ce4f96 have doc comments.
TestFileViewRepeatedViewNoDiskIOOrHighlighting: repeated View calls do no disk I/O and no re-highlighting.
TestFileViewMaxBytesBudgetTruncation, TestFileViewMaxLineBytesBudgetTruncation, TestFileViewFullBodyTruncatesLongFile, and the TestReadFileViewBounded_* cases: file and line truncation stays within the byte budget.
1ce4f96 added loadAndRenderSource and left loadAndRender as a two-value
wrapper. After that change only tests called the wrapper, so make deadcode
newly reported it. Fold the wrapper away: loadAndRender now returns the
rendered text, the source identity, and the error, and its callers take the
value they need. Behavior is unchanged.

Addresses #833 by moving full-file reads and syntax highlighting off the TUI render path, with bounded input and caching to reduce stutter and memory growth.
Changes:
Adds asynchronous loading, read limits, and a size-bounded LRU render cache.
Refreshes snapshots after mutations, theme changes, and session transitions, with separate BTW lifetimes.
Enables Run details file selection while blocking clicks behind higher-priority overlays.

@jatmn Thanks. I checked head ca1cdaf, which includes 1ce4f96e.
Inline findings: Both threads are resolved. The fixes and regression tests are present. Git-sweep revalidation still performs a bounded read, but it avoids re-highlighting unchanged content.
Scope: The Run details entry point supports #833. The saved scope check now passes.
Docstrings: I found no threshold in AGENTS.md, CONTRIBUTING.md, or .coderabbit.yaml. The saved coverage result is a warning, not a blocking gate.
Linked issue: The cited tests are present, and the saved linked-issues check passes. The repeated-render test calls renderFileViewFull directly and checks the read and highlight counters; it does not call View itself. I did not run the tests.
GitHub currently reports the PR as BLOCKED, with Zero Review still in progress. I did not verify the cause of the block. Please recheck mergeability and required checks when that review finishes.
For the #833 regression tests, please link or add the before-fix failure evidence if it is not already in the PR. AGENTS.md requires that evidence for regression tests.

## 4. Common Review Blockers
These classes drive multi-round reviews. Fix them before requesting review:
- **Prove the test fails without the change:** A regression test earns its
place only if it fails on the unfixed code, for the reason it claims. Run it
both ways and quote the failure in the PR. The recurring miss is not a
missing test but a test that never reaches the behavior it names, because an
earlier guard rejects the input first, so it passes with and without the fix.
When a test targets a specific layer, call that layer directly rather than
relying on a public entry point that may refuse earlier.

## 4. Common Review Blockers
These classes drive multi-round reviews. Fix them before requesting review:
- **Tests match the claim:** Every behavior or security-boundary change needs a
regression test, including the failure path. Path-sensitive logic needs at
least one non-Linux path case (or a hermetic fake that exercises the same
normalization).

# Repository Guidelines for Zero
## 4. Common Review Blockers
These classes drive multi-round reviews. Fix them before requesting review:
- **Honest scope:** PR description, help text, and comments must match what
shipped. Wire advertised entry points or shrink the claim. Do not bundle
unrelated fixes. Do not widen security allowlists by name alone; check
classification and side effects too.
- fileViewSourceHash joined lines with separators, so an empty file (no
lines) and a file holding one newline (one empty line) hashed alike.
Sweep revalidation compares identities without the file size, so adding
or removing that blank line went undetected. Every line is now
terminated, which keeps the encoding injective.
- A load cancelled inside the bounded read returned errFileViewSuperseded
with no lines. loadAndRender then treated it as a read error and evicted
the path, discarding an entry a newer load had already committed. The
sentinel now returns before the eviction branch.
- A cancelled run keeps going until it finishes, and agentRowMsg ignores its
late tool results. Its completion only flushed session events, so a write
that finished during cancellation left an open full-file view stale. The
flush completion now runs the unknown-scope refresh.
Regression tests (each fails on ca1cdaf and passes here):
- TestFileViewGitSweepDetectsBlankLineAddedToEmptyFile
- TestFileViewSupersededReadKeepsNewerCacheEntry
- TestFileViewCancelledRunCompletionRefreshesOpenView

The Run details Enter drill-in keyed off the raw runDetailsOpen flag,
while mouse FILES picks use runDetailsVisible(). The flag outlives the
overlay: clicking a specialist card beside Run details enters the
subchat, which hides the overlay but leaves runDetailsOpen set, and
Enter then opened the parent's file view from inside the subchat.
Use runDetailsVisible() and the shared runDetailsInnerWidth() geometry
on the keyboard path, matching the mouse path. The branch's existing
Esc/Ctrl+B and key-swallow behavior is unchanged.

The direct renderer calls can miss instrumented reads or highlighting added elsewhere on the full-file View path. Call m.View().Content for the first and repeated frames in transcript/full-file mode. Check that CacheHits increases and that DiskReads and HighlightCalls stay unchanged.

Update the test to obtain the first and repeated frames through m.View().Content
in transcript/full-file mode instead of calling renderFileViewFull directly.
Keep the content and output consistency assertions, and verify repeated View
calls increase CacheHits while DiskReads and HighlightCalls remain unchanged.

Merge readiness
GitHub merge state is still BLOCKED with all listed checks completed on the latest head (cbbdec9e). This is typically an approval or branch-protection requirement, not a failing CI job on this push.
Branch freshness: Live origin/main matches the PR base (05c1b5e); no rebase drift observed for this campaign.
CodeRabbit docstring coverage is an advisory check (no threshold in AGENTS.md / CONTRIBUTING.md); not treated as a merge blocker here.
Platform tests: New file_view_unix_test.go exercises FIFO/non-regular read behavior on !windows builds. Consider a Windows analogue when convenient under AGENTS.md platform-truth guidance — optional, not blocking on current green Linux CI.
Review notes (non-blocking)
Verified on head that maintainer/CodeRabbit/Copilot review threads called out in the PR history (monotonic revisions, git-sweep revalidation, hash/superseded-read/cancelled-run staleness, Run details Enter overlay gate) are implemented with matching regression tests. Local focused tests: go test -count=1 ./internal/tui/ -run 'TestFileView|TestBTW|TestRunDetails|TestFilesPanel' passed in the review runtime.

Summary
Fixes #833
Supersedes #953 by @hazyhaar. This PR carries the same change set, replayed onto current
mainfrom a branch in this repository. The earlier review history for this change lives on #953.Before this change, the full-file view in
internal/tui/file_view.goread the file from disk and ran Chroma highlighting insideView()on every frame. That caused UI stutter and unbounded allocations on large files.Changes
Async load. The full-file view now reads and highlights off the render path.
View()does only an O(1) snapshot lookup and showsLoading…while a load is pending.Bounded reads.
BTW lifetimes. Each surface gets its own file-view lifetime token. Hidden-parent loads are routed back to the parent, and leaving BTW revokes the side's pending load. Mutations refresh both surfaces.
Run details FILES clicks and Enter. Mouse hit-testing and the Enter drill-in both apply only while Run details is the visible overlay (
runDetailsVisible()), so higher-priority modals and surfaces block them.Follow-up fix (a1887f4). A read error is now a snapshot like any other: it is shown only while that snapshot is still current. Previously, after
/btwforked a full view that had settled on a read error, the side pane was blank instead of showingLoading…. Regression test:TestBTWForkOfErroredFileViewShowsLoadingPlaceholder. It fails on the old head withpending side load must show the loading placeholder, got "".Follow-up fix (1ce4f96), monotonic revisions.
That reread and re-highlighted an unchanged file and flashed
Loading…. It now revalidates by content instead (see Invalidation above). Regression tests:TestFileViewCrossSurfaceExactEditAfterPurgeReloadsOtherSurface,TestFileViewGitSweepRevalidatesWithoutDuplicateReload,TestFileViewGitSweepDuringLoadDefersToThatLoad,TestFileViewStaleRevalidationDoesNotReloadNewerSnapshot, and the updatedTestFileViewCachePurgeResetsPathRevisions. All fail on 311290c and pass on 1ce4f96.Follow-up fix (f2bb9ec), three more staleness gaps.
fileViewSourceHashnow terminates every line, so an empty file and a file holding a single newline no longer hash alike. That collision hid a blank-line change from sweep revalidation.Regression tests:
TestFileViewGitSweepDetectsBlankLineAddedToEmptyFile,TestFileViewSupersededReadKeepsNewerCacheEntry,TestFileViewCancelledRunCompletionRefreshesOpenView. All fail on ca1cdaf and pass on f2bb9ec.Follow-up fix (cbbdec9), Run details Enter gate. Enter on a selected FILES row checked only the
runDetailsOpenflag, which can outlive the visible overlay. Clicking a specialist card beside Run details enters the subchat and hides the overlay, and Enter then opened the parent's file view from inside the subchat. Enter now usesrunDetailsVisible()and the sharedrunDetailsInnerWidth()geometry, like the mouse path. Regression test:TestRunDetailsEnterBlockedWhenRunDetailsHidden(subchat via a real click, plus detailed transcript). It fails on f2bb9ec and passes on cbbdec9.Verification
