Fixes #2424

Summary by CodeRabbit

  • Bug Fixes
    • Automatic updater imports now follow the standard build resolution path rather than being replaced with no-op functions.
    • Global npm updates now install the version fetched from the registry.
    • When automatic updates are disabled, the app skips checking for the latest version.
    • Update lock handling now recovers from stale or invalid locks and avoids leaving temporary files after errors.

Remove the utils/autoUpdater stub block from no-telemetry-plugin.ts
that replaced getLatestVersion() with a no-op returning null, causing
'openclaude update' to fail with 'Failed to check for updates'.

The real implementation runs 'npm view' (5s timeout) with a direct
registry.npmjs.org HTTP fallback. The 9 remaining telemetry/analytics
stubs are preserved.

Walkthrough

The changes remove the auto-updater stub from the build plugin, pass the fetched version to global installation, skip version requests when auto-updates are disabled, and update lock acquisition and creation behavior.

Changes: Update flow and updater locking

Layer / File(s) Summary
Remove auto-updater stub
scripts/no-telemetry-plugin.ts
The plugin no longer intercepts auto-updater imports with no-op functions. Imports use normal build resolution.
Pass the selected version to global installation
src/cli/update.ts, src/components/AutoUpdater.tsx
The global update call passes the fetched version to installGlobalPackage. AutoUpdater checks whether updates are disabled before requesting the latest version.
Check lock owners and write locks atomically
src/utils/autoUpdater.ts
Lock acquisition proceeds past a fresh lock unless its PID identifies a live process. Lock creation writes the PID to a temporary file and renames it into place. isProcessAlive treats ESRCH as dead and other signal errors as alive.

  • Issue 2424: The issue reports that the published update command fails when the version lookup returns null. This PR removes the build stub that intercepted the auto-updater module and passes the fetched version to the installer.

Merge Risk: Moderate · up to d5b52

The change fixes the update lookup and passes the selected version to the CLI global update. The new lock handling can let two openclaude processes run a global install at once, which can cause failed or conflicting updates. Make lock acquisition exclusive and bind stale-lock removal to the checked lock before merging.

Full details: Title check

Explanation

The title 'fix(update): restore getLatestVersion in published build' clearly describes the main change: the update path and version lookup are fixed for the published bundle. The diff touches the update command (src/cli/update.ts), the AutoUpdater component, and the autoUpdater lock logic, and the linked objectives confirm the restored version lookup. The title is scoped and matches the objectives. However, the diff summary does not show a change that explicitly restores getLatestVersion in the published build. The no-telemetry plugin change only removes a stub. The title is related to the changeset, but the scope is narrower than the full diff, which also adds lock atomicity and disabled-check ordering. That is a partial match, not a mismatch.

Full details: Linked Issues check

Explanation

Issue #2424 requires a real registry lookup in the published build and a working update path. The PR removes the utils/autoUpdater no-op replacement from scripts/no-telemetry-plugin.ts, so the build resolves the implementation in src/utils/autoUpdater.ts. That implementation runs npm view, uses an HTTP registry fallback, and provides the real getNpmDistTags lookup. src/cli/update.ts also passes the fetched version to installGlobalPackage. These changes address the reported stub and the expected install behavior.

Full details: Description check

Explanation

The description contains only 'Fixes #2424'. It does not follow the required template. It lacks the Summary (what changed and why), Impact (user-facing and developer/maintainer impact), Testing (validation checklist, commands, results, CI status), and Notes sections. The issue link is useful but does not explain the change. The description is largely incomplete for the template, so the check fails.

Resolution

Expand the description to follow the repository template. Add a Summary that lists what changed (version passed to installGlobalPackage, isAutoUpdaterDisabled checked before version lookup, atomic lock acquisition with stale-PID recovery, and the no-telemetry plugin stub removal) and why. Complete the Impact section with user-facing effects (for example, openclaude update works again on 0.33.0) and maintainer effects. Complete the Testing section: tick the Validation checkbox, list the affected surfaces and checks, give exact commands and results, list focused tests for the lock and update paths, and state CI and CodeRabbit status. Complete the Notes section with the provider/model path tested, note that no UI changed, and list any known limitations. Keep the 'Fixes #2424' line.

Full details: Out of Scope Changes check

Explanation

The changes to AutoUpdater.checkForUpdates and acquireLock in src/components/AutoUpdater.tsx and src/utils/autoUpdater.ts are not required to restore registry lookups or install the fetched version for issue #2424. The disabled-state ordering affects background checks. The PID and lock-file recovery changes address separate lock behavior. The linked issue does not request either change.

Resolution

Move the background-check ordering and lock-file changes to a separate pull request, or remove them from this pull request.

Full details: Docstring Coverage

Explanation

Docstring coverage is 50.00% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 4 functions across 3 files.

Resolution

Write docstrings for the functions missing them to satisfy the coverage threshold.

Full details: Risk Surface Disclosed

Explanation

The PR restores outbound update checks, but the supplied PR description and review do not call out this risk surface or state whether it is a blocker. The diff removes the utils/autoUpdater build stub. The restored getLatestVersion runs npm view with a 5-second timeout and falls back to https://registry.npmjs.org/... with a 10-second timeout (src/utils/autoUpdater.ts:372-425). The PR description only says “Fixes #2424”; the supplied review findings discuss lock races and tests, not outbound requests or blocker status. This confirms the standing failure.

Resolution

Add an explicit risk assessment to the PR description or review. State that update checks make outbound requests to npm, identify the 5-second npm view timeout and 10-second HTTP fallback, and state whether this intentional behavior is a blocker (for example, “No blocker”).

Full details: No Hidden Policy Change

Explanation

The prior policy concern remains. The PR removes the utils/autoUpdater stub from scripts/no-telemetry-plugin.ts. The base version explicitly described this stub as blocking GCS and npm phone-home behavior. The build applies this plugin to both CLI and SDK bundles (scripts/build.ts:217-219, 562-564), so its removal restores the full updater implementation, not only the registry lookup. That implementation includes GCS requests, remote max-version config, global-install permission checks, and package installation (src/utils/autoUpdater.ts:138-168, 345-369, 408-424, 467-493, 541-629). The changed CLI path also passes the fetched version to the real installer (src/cli/update.ts, diff at the installGlobalPackage call). Issue #2424 requests fixing the CLI version lookup and update behavior, but it does not explicitly approve restoring the other updater network and permission behaviors. The PR description gives no separate maintainer approval for that broader change.

Resolution

Obtain explicit maintainer approval for restoring the complete auto-updater behavior and document the allowed network endpoints and install/permission behavior. Otherwise, keep the updater stub for other surfaces and implement only the narrowly scoped registry lookup needed by openclaude update, without re-enabling GCS polling, remote max-version lookups, or unrelated permission and installation paths.

I found three issues that need to be addressed before this is ready.

Merge readiness

Head 61f99395 is mergeable; its captured check state has 25 passing checks and three unrelated skipped workflow jobs. The latest target is 24901c61; the merge base is ec39d807. Intervening main commits contain lint/unused-import cleanups, with no changes to the updater, its build/configuration contracts or release metadata. No rebase is required solely for those commits.

Please fill in the PR template's impact and testing sections. The description currently only links #2424. Explicit npm registry access and installation belong to the requested repair; those effects should be disclosed with validation evidence.

Findings

🟡 P2 — Install the version selected by the restored global CLI check

📍 Where: Removal of the updater override at scripts/no-telemetry-plugin.ts:23, activating src/cli/update.ts:317,413 and src/utils/autoUpdater.ts:578-586.

💥 What fails: If a global installation selects autoUpdatesChannel: "stable" and stable/latest point to different releases, openclaude update checks stable but installs latest. The unmodified built CLI, exercised under Node 26 with a fake npm executable, checked stable 0.34.0, invoked npm install -g @twigpine/openclaude@latest, and printed that 0.34.0 had been installed. The probe intercepted installation; it did not modify a global package.

🔎 Root cause: Restoring the real installer makes the existing global CLI call's omitted target effective. It discards the version just resolved:

status = await installGlobalPackage()

The helper defaults an omitted argument to @latest.

📜 Stated contract:

“Release channel for auto-updates (latest or stable)” — existing settings schema.

The CLI independently promises “Checking for updates to stable version...” and reports successful installation of the resolved version.

🏷️ Attribution: PR-activated. At merge base, the bundled lookup returns null and the CLI exits before installation. This deletion makes the wrong-artifact install reachable. Captured live main retains the same stub and related source as merge base.

📌 In this PR:

  • Removed getLatestVersion / installGlobalPackage override → standalone global CLI installation: loses the selected target.
  • Same restored installer → /update stable and explicit-version slash commands: already pass the target correctly.
  • CLI local installation: already forwards the channel.
  • Background no-argument call: excluded from this correction; the default build removes that callback, and its compatibility version prevents ordinary automatic upgrades.

🔒 Unchanged on main: Preserve the compliant slash/local paths, package-manager ownership logic, native routing and installer API.

🔧 Required correction: Pass the resolved version into the existing global installer, with regression evidence using distinct stable/latest values and asserting the install argument and reported version.

status = await installGlobalPackage(latestVersion)

🛠️ Author fix: Preserve the selected artifact through the activated standalone global path in one pass. Use the existing installer argument; do not rewrite the shared installer or alter compliant siblings.

🚫 Out of scope: Changing release-channel policy, publishing dist-tags, or redesigning provider/package-manager routing.

🟡 P2 — Honor the background traffic restriction in production-environment builds

📍 Where: The same removed updater override activates src/components/AutoUpdater.tsx:60-61,165-171 when built with NODE_ENV=production.

💥 What fails: Build with NODE_ENV=production bun run build, then launch an npm-installed interactive session with CLAUDE_CODE_DISABLE_NONESSENTIAL_TRAFFIC=1. The retained background callback invokes the real registry lookup before consulting the disabled state, on mount and every 30 minutes. It can issue npm view and its HTTP fallback despite the traffic restriction. DISABLE_AUTOUPDATER=1 has the same ordering problem.

This is specifically a production-environment build defect. The repository's normal release-default build folds the callback into a development-mode skip; it does not exhibit this background request.

🔎 Root cause: The restored network effect precedes the existing automatic-update gate:

let latestVersion = await getLatestVersion(channel)
const isDisabled = isAutoUpdaterDisabled()

The wrapper's optional early gate is disabled by the current feature map. Checking isDisabled only before installation cannot suppress an earlier lookup.

📜 Stated contract:

“essential-traffic: ALL nonessential network traffic disabled”
“(telemetry + auto-updates, grove, release notes, model capabilities, etc.).”

These existing privacyLevel.ts docs name CLAUDE_CODE_DISABLE_NONESSENTIAL_TRAFFIC; the real config helper maps it to updater-disabled state.

🏷️ Attribution: PR-activated. An unchanged production-environment build succeeds. A boundary probe executing its exact emitted component and real lookup helper records a registry subprocess with the disabled decision true. The equivalent captured-base/target plugin produces no registry call. The broader claim about default release builds was excluded.

📌 In this PR:

  • Removed getLatestVersion override → automatic npm updater's initial callback: lookup precedes gate.
  • The same callback's 30-minute timer: same violation.
  • Package-manager and native automatic updater consumers: already consult the disabled state before their version/install work.
  • Explicit CLI/slash updates: operator-requested actions; preserve their functionality.

🔒 Unchanged on main: Preserve the existing privacy-level definitions, disabled-preference migration, explicit-update behavior and default build's current skip.

🔧 Required correction: Honor the existing disabled decision before starting automatic npm lookups. Add a production-path regression that asserts no lookup at initial execution or timer execution when the restriction is active, plus an unrestricted positive control.

🛠️ Author fix: Close the shared automatic callback's ordering gap for both scheduling paths. Keep the correction at the activated background boundary; globally disabling the lookup helper would also break the requested explicit update command.

🚫 Out of scope: Enabling background updates in default releases, changing telemetry policy, or rebuilding the build/configuration framework.

🟡 P2 — Preserve exclusive ownership when restoring global installations

📍 Where: Removal of the installGlobalPackage override activates the lock lifecycle in src/utils/autoUpdater.ts:206-290,519, particularly stale recovery at lines 224-228.

💥 What fails: Two processes recovering an abandoned update lock can both acquire it and proceed to global installation. Two actual, unmodified built CLI processes under Node 26 reproduced this with a shared scratch lock: completed stat responses were delayed to force the interleaving below, and a fake npm executable confirmed both installation commands were active before either finished. Both CLI processes then exited successfully. An independent probe of the acquisition function also produced this ordering:

  1. A and B each read the stale lock, including the second stat.
  2. A unlinks it, writes its fresh PID and returns success.
  3. B uses its earlier stat result, unlinks A's fresh lock, writes its PID and also returns success.

The same age-only recovery also accepts an unrefreshed lock belonging to a running process after five minutes, while an installation subprocess may run for ten minutes. Concurrent global installs can therefore proceed without the expected contention result.

🔎 Root cause: The restored mutation path treats age plus a separate stat/unlink sequence as proof that no live owner exists. The second stat does not make replacement atomic, and the lock receives no refresh while installation runs. Another stat alone would leave the same race.

📜 Stated contract:

“@returns true if lock was acquired, false if another process holds the lock” — existing acquisition documentation.

The actual built CLI's fresh-lock negative control reports “Error: Another instance is currently performing an update” and starts no install, independently verifying the exclusion behavior.

🏷️ Attribution: PR-activated. The old bundled installer returns a stubbed result without creating a lock or mutating packages. Restoring it creates the lock/recovery state and enables overlapping installation. The helper text is latent at merge base and live main; their compiled stub prevents this effect.

📌 In this PR:

  • Restored global installer → standalone CLI and global slash-command installations: share this acquisition/recovery boundary.
  • Fresh lock creation: exclusive wx correctly denies an existing fresh lock.
  • Stale recovery: can remove a newly acquired or aged-but-live owner's lock.
  • Installation lifetime → release: must retain one owner throughout; the existing PID release check depends on recovery preserving that ownership.

The restored record boundary was checked across its producers and consumers:

Field/invariant Producer Loader/recovery Effect Tests/docs Renderer
Path Config directory + .update.lock Same acquisition/release path Global installer Path helper docs; scratch probes Contention status
PID bytes Runtime PID as fixed numeric text; exclusive write Exact PID equality at release; recovery ignores content Owner identity Acquisition/release docs; live-owner probe Not displayed
mtime/lifetime Fresh write; no refresh Five-minute age and separate stat/unlink Can admit two owners Scheduled stale-race and fresh-lock controls in_progress only on denied acquisition

There is no new untrusted record schema or parser to expand; PID type, presence and size are internally determined.

🔒 Unchanged on main: Local/native installer lock systems and other repository locks are independent and require no changes for this finding.

🔧 Required correction: Ensure the restored global installer cannot replace a live updater lock or admit two owners during recovery. Failing closed when stale ownership is ambiguous is sufficient; the implementation mechanism is open. Cover competing stale recovery and an active installation exceeding the stale threshold, while retaining the fresh-lock denial and ownership-safe release.

🛠️ Author fix: Close the updater-local live-ownership gap across acquisition, recovery, installation and release for both activated global callers. Do not patch only the second stat, retrofit unrelated locks, or introduce a shared locking framework.

🚫 Out of scope: Reworking native/local installers, general filesystem abstractions, or package-manager transaction internals.

Validation and reviewed boundaries

Passed: frozen-lockfile setup; check:static (lint, budget, CLI/SDK build, smoke and deadcode); typecheck:fast; focused type tests; the 90-test adjacent group; full eight-shard suite plus both feature groups (11,507 passed, zero failed, three default-shard skips); privacy scanner; explicit-ref PR intent scan; and normal/compile-cache-disabled launchers. The full suite passed under Node 26 after retrying outside sandbox subprocess/network restrictions.

The primary review, two waves of two blind full reviews, and a separate missing-contract search covered every changed hunk and affected references. Related updater PRs, current reviewer requests, Windows subprocess dispatch, preference restoration, package identity, native gates, telemetry imports and cleanup were examined. No duplicate implementation or unresolved inline request was found.

Restored surface Ordering/lifecycle and sibling result
Version/channel Lookup → selected artifact → install → report; standalone global target gap is Finding 1
Background request Mount/timer → disabled decision → lookup; production-build ordering gap is Finding 2
Global mutation Claim → cleanup/permissions → install → persist installMethod → release; ownership gap is Finding 3
Dist-tags/native helpers npm identity, source selection and native/bundled guards inspected; no supported ordinary npm path to upstream native mutation established
Configuration/analytics Persist/restart/switch, local-only feature config and import-time effects inspected
Operator/admission surfaces Only the plugin changes; no changed Markdown/help/HTTP/UI/example siblings or new input handler

The runtime probes intercept external effects; no real global package was installed. Passing suites do not exercise the failing artifact-selection and stale-lock cases above. The normal-versus-production build distinction is material to Finding 2. A follow-up scope audit independently reconfirmed the selected-target behavior, exercised the real privacy/config helpers, and corroborated lock overlap with two complete CLI processes. The finding count, severities and bounded corrections are unchanged.

- Pass latestVersion to installGlobalPackage in the standalone global
CLI path so stable-channel installs install the resolved version
  instead of @latest.
- Check isAutoUpdaterDisabled before getLatestVersion in the background
  AutoUpdater callback so CLAUDE_CODE_DISABLE_NONESSENTIAL_TRAFFIC
suppresses lookups at mount and on the 30-minute timer.
- Make acquireLock atomic: verify owning PID is alive before stale
recovery, and write to a unique temp file then rename instead of
stat/unlink/write, closing the TOCTOU race that admitted two owners.

Add a test for the exact-version install path.

src/cli/update.ts now passes latestVersion to installGlobalPackage at line 413, so the fetched version sets the install target. This PR changes src/cli/update.ts but does not change src/cli/update.test.ts. AGENTS.md requires adding or updating tests when behavior changes. Add a test that asserts installGlobalPackage receives the fetched latestVersion.

Add regression tests for the disabled-updater guard.

checkForUpdates now returns at src/components/AutoUpdater.tsx:61-64 when isAutoUpdaterDisabled() is true, before getLatestVersion(channel) and getMaxVersion() run. This changes behavior, and AGENTS.md requires tests for behavior changes. The PR changes no test file, and the existing src/components/AutoUpdater.test.ts covers only getAutoUpdaterNpmMethod and shouldUseNativeAutoUpdater. Add a test that sets the updater to disabled and asserts that neither getLatestVersion nor getMaxVersion is called. This keeps the no-network behavior from regressing.

Prevent recovery from deleting a new owner's lock.

If two processes read the same fresh lock with a dead owner, both can pass this recheck. The first can remove the old lock and acquire a new one before the second reaches fs.unlink(lockPath) at Line 235. The second then deletes the first process's live lock. Make stale-lock recovery exclusive, or otherwise bind removal to the lock instance that was checked. Changing rename to reject an existing destination will not fix this race by itself. Update stale-lock recovery around the lockPid and isProcessAlive recheck so
concurrent processes cannot delete a replacement lock: make recovery exclusive
or verify that lockPath still refers to the exact lock instance checked before
removing it with fs.unlink. Preserve the existing behavior for a lock whose
owner is alive.

Block replacement of an acquired lock.

If two updater processes both observe no lock, each can write a separate temporary file. The second fs.rename can replace the first process's lock, yet both calls return true. Both processes can then run installGlobalPackage concurrently. Publish the prepared PID only with an operation that fails when the lock path already exists. Apply the same fix to the retry at Line 273. (nodejs.org)

Update lock publication in the updater flow so the prepared PID is committed
with an atomic operation that fails if lockPath already exists, rather than
allowing fs.rename to replace another process’s lock. Apply the same
no-replacement behavior to both the initial attempt and its retry, and treat an
existing lock as a failed acquisition.

I found two issues that need to be addressed before this is ready. The selected-version and disabled-lookup corrections from the previous review are present; the global installer's ownership boundaries need further repair.

Both findings concern behavior this PR introduces or newly makes executable in the published updater. The replacing-rename regression is new code. Some recovery/lifetime weaknesses and the Bun permission mismatch predate this PR in source, but removing the build stub newly exposes their failing installation paths. Keep the repair within updater-local lock ownership and selected-manager permission checks, preserving independent installers, doctor APIs, development detection and shared infrastructure.

Merge readiness

GitHub reports mergeable, with 25 successful checks and three expected skipped jobs; all three required aggregate checks passed. The captured review state requests changes. The twelve intervening main commits contain unrelated fixes and cleanup, with no change to the updater/build/release-metadata paths relevant to these findings or three-way conflict identified. Being behind alone does not require a rebase.

Please complete the PR template's impact and testing sections. The description has no validation evidence, and no tests changed. CodeRabbit's requests for exact-version and disabled-lookup regression tests remain unaddressed. Follow CONTRIBUTING.md — Validation: add meaningful regression protection for the repaired behaviors and the defects below, run the applicable checks, and record exact commands/results. The existing updater tests exercise routing/guidance rather than these execution boundaries.

Please do not ignore CodeRabbit findings or wait for a maintainer override. The requested explicit npm lookup/install is useful and addresses #2424. Disclose that the restored lookup runs npm view with a five-second timeout and a public npm-registry HTTP fallback with a ten-second timeout. GrowthBook configuration remains local, and the native-distribution gates remain in place. Merged PRs #2438/#2440 remove a no-effect expression from a different updater component; they do not supersede this repair. Older #535/#1434 are closed and address different notification/provider behavior.

Findings

🟡 P2 — Preserve one live owner throughout global update acquisition and recovery

📍 Where: src/utils/autoUpdater.ts:253–274, particularly the final rename at lines 257 and 273, plus recovery at lines 214–235. Removing the updater stub in scripts/no-telemetry-plugin.ts also activates this lifecycle for published global installations.

💥 What fails: Two updater processes can both acquire the lock and run global package-manager installations concurrently. An actual, unmodified built CLI under Node 26 reproduced overlapping intercepted installs in three cases:

  • Both processes observe no lock and publish their separate temporary files.
  • Both inspect an abandoned lock; one installs before the other's delayed recovery removes its replacement lock.
  • An installation is active when its lock becomes older than five minutes; another process takes it over despite the live owner.

Both CLI processes reported successful installation. A fresh-live-lock control correctly rejected the second process and started no install. The probe intercepted package-manager execution and confined all state to scratch; it did not modify global packages.

🔎 Root cause: Atomic replacement is being used as exclusive acquisition, and recovery does not preserve the identity/lifetime of the owner being checked:

await writeFile(tempLockPath, `${process.pid}`, { encoding: 'utf8', flag: 'wx' })
await fs.rename(tempLockPath, lockPath)

wx protects each different temporary filename. Native rename can replace the shared destination, so both callers return true. Separately, a read/stat followed by unlink can delete a replacement, and both live-PID checks are skipped once the mtime reaches five minutes. The install subprocess can run for ten minutes.

📜 Stated contract:

“@returns true if lock was acquired, false if another process holds the lock” — existing acquireLock documentation.

The existing lock comment says it prevents concurrent updates; the built CLI independently enforces that behavior for a fresh live owner.

🏷️ Attribution: The replacing publication is PR-introduced: exact-source process probes admit one owner at merge base/live target and two at head, including the mkdir retry. Recovery/lifetime defects are PR-activated by restoring the bundled installer: the merge-base build returns null from version lookup and never creates a lock or starts installation. Both captured target revisions retain that stub. This is the same exclusion contract requested in the previous review, not a request to change every lock on main.

📌 In this PR:

Activated lifecycle edge Current result Required outcome
Initial publication and missing-directory retry Both replacing renames can succeed One owner; contender cannot replace it
Abandoned/dead-owner recovery Delayed unlink can remove a new owner's lock Recovery cannot remove a replacement
Installation beyond five-minute stale threshold Live owner is not checked Active install keeps exclusive ownership
Error cleanup and PID-checked release Release assumes acquisition preserved ownership Retain ownership-safe cleanup/release
Standalone global CLI and global /update Both use this shared installer Same corrected lifecycle through both callers

The lock record was traced across its boundaries:

Identity field Producer Recovery/consumer Tests/docs Rendering
Path Config directory + .update.lock Same acquire/release path Existing path helper; scratch fixtures Contention status
PID Internal decimal process.pid; bounded numeric text Trim/parse for liveness; exact bytes for release Exclusion documentation; real-process probes Not displayed
Instance/lifetime Temporary PID+timestamp; mtime Replacing rename and split removal lose ownership Empty/retry/recovery/aged-live controls Can incorrectly report success

No public malformed-input parser or new operator schema is introduced here.

🔒 Unchanged on main: Independent local/native installer locks, package-manager ownership selection, release-channel policy, and the configuration framework require no redesign.

🔧 Required correction: Ensure the restored global installer admits at most one live owner through both publication paths, abandoned-lock recovery, installation, and release. Failing closed when stale ownership is ambiguous is sufficient; the mechanism is open. Add regression evidence for simultaneous initial acquisition, mkdir retry, competing recovery, and an aged-but-active installation, retaining the fresh-owner denial control. Another standalone stat or replacing rename is insufficient.

🛠️ Author fix: Close the ownership lifecycle on every listed row in one pass. Do not fix only line 257 and leave the retry/recovery/lifetime holes. Keep the correction in this updater; do not rebuild a shared locking framework or retrofit independent main call sites.

🚫 Out of scope: Changing update channels, enabling automatic installs, or rewriting unrelated lock systems.

🟡 P2 — Preserve the selected package-manager owner through install admission

📍 Where: Removal of the utils/autoUpdater stub at scripts/no-telemetry-plugin.ts:23, activating src/utils/autoUpdater.ts:560–595; the permission-prefix lookup at lines 322–342 chooses from runtime instead of the detected owner.

💥 What fails: A Bun-owned installation running on Node can be denied because an unrelated npm prefix is unavailable or inaccessible, even though the Bun installation is writable.

In an unmodified production-environment build (NODE_ENV=production bun run build) under Node 26, the built CLI correctly logged Detected install owner package manager: bun, then checked npm's prefix and returned no_permissions before invoking Bun. It advised sudo/fixing npm permissions. Creating only that unrelated npm directory made the same binary successfully invoke the intercepted bun add -g @twigpine/openclaude@0.34.0. Bun's own prefix and permissions did not change. Exact-source helper controls also reproduce this when the npm prefix command fails completely.

🔎 Root cause: The restored installer resolves packageManager correctly, but does not pass that identity into its permission check:

if (packageManager === 'npm' || packageManager === 'bun') {
  const { hasPermissions } = await checkGlobalInstallPermissions()
}

That helper calls getInstallationPrefix(), which chooses npm/Bun using env.isRunningWithBun(). The installed launcher uses Node; package ownership and JavaScript runtime are different facts. Consequently admission consults npm while the eventual install would use Bun.

📜 Stated contract:

“Detect which package manager owns the currently running OpenClaude install.” — existing globalPackageManager documentation.

The installer calls that selection “the single source of truth for how we drive a global install”; existing /update UI explicitly supports “npm, pnpm, yarn, or bun”. This finding preserves that support rather than adding a manager.

🏷️ Attribution: PR-activated, not a new source-helper regression. Merge-base and latest target contain the same latent mismatch, but their published updater stub prevents the real installation/preflight from executing. Removing it newly reaches this admission failure. The controller's built-CLI probe verifies detection, Node execution, real filesystem access, rejection, and the same-binary positive control. It does not require changing development-build classification.

📌 In this PR:

Restored shared-install boundary Current behavior Required outcome
Bun owner → Node runtime → prefix admission Checks npm; can deny a valid Bun install Unrelated npm state cannot veto Bun
npm owner → Node runtime Checks npm correctly Preserve normal npm behavior
pnpm/yarn owner Delegates permission failure to selected installer Preserve existing delegation
Standalone global CLI / global /update Share the affected permission boundary Correct it once for both activated callers
Identity field Producer/loader Consumer/effect Tests/docs Rendering
Manager enum Detection returns npm/bun/pnpm/yarn; runtime fallback only if inconclusive Install argv honors owner; preflight loses it Existing selection/argv tests and ownership documentation False permission denial
Runtime Installed Node launcher Used as substitute owner in prefix lookup Node fixture exposes difference from Bun-only tests npm repair advice for Bun install
Prefix Manager command, trimmed result Real access(W_OK) decides admission Failed/absent npm and writable-prefix controls no_permissions status

🔒 Unchanged on main: Preserve manager detection, exact-version propagation, normal npm validation, pnpm/yarn delegation, the standalone doctor diagnostic API, and independent local/native install paths.

🔧 Required correction: At the restored global-install boundary, honor the selected manager when validating permission, or let that selected install command report its own permission failure, as the existing pnpm/yarn path does. A writable Bun-owned installation launched on Node must not depend on npm's unrelated prefix. Add a Node-runtime regression with Bun ownership and unavailable/inaccessible npm, plus a normal npm control. A Bun-only test masks this mismatch.

🛠️ Author fix: Preserve owner identity across admission and installation for every listed activated caller in one pass. Keep the change in the updater's permission association; do not patch only the displayed error, change the owner to match the runtime, or rebuild the permission/configuration framework.

🚫 Out of scope: New package managers, changes to launcher/runtime policy or development detection, and a redesign of doctor or global stores.

Validation

Passed locked installation; check:static (lint, any budget, CLI/SDK build, smoke, deadcode); typecheck:fast (3,320 files); typecheck:type-tests (11 files); the 71-test updater/caller group; and test:full: 11,507 passed, three skipped, zero failed, including all eight unit shards, conversation-arc and context-efficiency. Normal and compile-cache-disabled launchers passed on Node 26.12.1, as did the explicit-ref intent scan, privacy-pattern scan, and git diff --check. Existing lint warnings/Knip hints are nonfailing. Local Windows execution was not available; supported-Node launcher CI passed.

The full suite and built-CLI probes required execution outside the sandbox after child fixtures encountered stdout EPERM; temp, cache and config paths remained confined to the review run. Package-manager mutations were intercepted. The automatic callback was additionally checked with its actual CLI version: disabled initial/timer invocations made zero lookups, with an enabled lookup control. This callback probe uses injected counters and does not claim mounted React or live-network coverage.
