perf(bundle): split posthog, the driver registry and secondary pages out of the initial chunk - #1227
main-*.js measured 2,299 kB and the JS total sat at 3,182,361 / 3,200,000 bytes (99%) — one driver addition from a sixth budget raise, exactly what issue #140 warned about. Vite's own build output flagged main as over the 500 kB chunk guideline.
A measurement first (temporary manualChunks) showed where the weight is: the @openmouse/protocol driver tree ~1.23 MB, posthog-js ~377 kB, everything else (app + preact) ~688 kB.
What this PR does
Three dynamic import() boundaries, none of which drop a byte of functionality:
posthog-js → background chunk (~377 kB out of main).src/platform/analytics.ts loads posthog after first paint. Events and uncaught exceptions raised before it arrives are queued and replayed after init, so the split changes when data starts flowing, never whether. Builds without VITE_POSTHOG_KEY (local dev, forks) tree-shake the chunk entirely — which is why the local total differs from production. The Settings switch now appears when an openmouse-analytics-ready event fires instead of reading a module-load constant that would have frozen at false forever.
Driver registry → async chunk (320 kB chunk, plus its one-shot vendor modules).src/device/device-clients.ts loads @openmouse/protocol/drivers/registry behind a shared dynamic import. Every caller in controller.ts was already an async flow (sidebar refresh, connect, HID connect/disconnect). Semantics are preserved deliberately: once the module lands, its functions are used synchronously; the Bridge-Razer/keyboard support predicate inside logicalDeviceGroups keeps its exact original filter (this is what the "Bridge devices keep their native per-physical-device identity" test guards); prepareAutoConnectClient checks the transport before loading the Razer modules so non-Razer connects never pay for them. Tests updated for the async API.
Secondary pages and dialogs → lazy chunks. Settings, hardware test and games load on demand; the capture, share-profile and what's-new dialogs additionally mount only while open. HelpPanel stays eager (it hosts the always-visible launcher button).

Budget guard
build/check-bundle-size.ts now bounds main-*.js separately (MAIN 1.6 MB, measured 1,511,619). A future driver can only grow the initial load by being referenced directly from controller.ts; otherwise it lands in the lazy registry chunk. The total .js budget is unchanged.
Known follow-ups (deliberately not in this PR)
controller.ts still references ~30 driver classes directly (instanceof tables, NEEDS_OPEN), which keeps ~900 kB of driver code in main. Moving those behind per-brand dynamic imports is the remaining slice of Code-split the main bundle before the JS budget cap bites again #140.
Lazy chunks follow the service worker's documented runtime-cache design (as locale chunks already do); a fresh offline install reaches the registry after first online use. Precaching dynamic chunks would be a separate, explicit policy change.
Add 1,600,000-byte budget check for initial JS chunk to bundle-size checker
Adds a dedicated budget for the initial main JavaScript chunk in check-bundle-size.ts. The checker now reports the initial chunk's byte count and percentage, and fails when it exceeds 1,600,000 bytes. Lazy chunks still only count toward the aggregate JavaScript budget.
Behavioral Change: the build now fails independently if the initial main chunk exceeds 1,600,000 bytes in check-bundle-size.ts.
…out of the initial chunk
main-*.js measured 2.30 MB and the JS total sat at 99% of its budget, which
issue #140 called: the next driver would force a sixth budget raise. Three
dynamic import() boundaries fix the initial load without dropping a byte of
functionality:
- posthog-js (~377 kB) loads in the background. Analytics now queues events
and uncaught errors raised before it arrives and replays them after init;
builds without VITE_POSTHOG_KEY tree-shake the chunk entirely. The
Settings switch appears via an analytics-ready event instead of a frozen
module-load constant.
- The driver registry (registry + one-shot vendor modules, 320 kB chunk)
loads behind a shared dynamic import in device-clients.ts. Its callers in
controller.ts were already async flows (sidebar refresh, connect, HID
connect/disconnect); they now await the factory, and the sync semantics
are preserved - the registry's own functions run synchronously once the
module has landed, and the Bridge Razer/keyboard predicate in
logicalDeviceGroups keeps its exact filter. Tests updated for the async
API.
- Settings, hardware test, games and the capture/share/what's-new dialogs
load on demand via React.lazy; the dialogs mount only while open.
main-*.js measured 1,511,619 bytes after the split (-34%). The size check
now bounds the initial chunk separately (MAIN 1.6 MB), so driver growth
must land in the lazy registry chunk or fail the build. The total .js
budget is unchanged; locally it measured 2,810,356 bytes (88%) because
production-only posthog is tree-shaken without VITE_POSTHOG_KEY.
Lazy chunks follow the service worker's documented runtime-cache design,
like locale chunks today. What still ships in main is the driver code
controller.ts references directly (instanceof tables, NEEDS_OPEN) - the
follow-up slice for #140.
Refers to #140
The app now defers loading secondary pages and dialogs. Device-client discovery and analytics initialization use dynamic loading and asynchronous operations. The bundle-size check adds a separate 1,600,000-byte limit for main JavaScript chunks.
Changes: Deferred loading and bundle budgets
Layer / File(s)
Summary
Defer app pages and dialogs src/app/App.tsx
Secondary pages and dialogs load through lazy imports and render inside Suspense boundaries with a null fallback.
Device-client loading, scoring, grouping, selection, and brand lookup are asynchronous. Tests await these operations and verify Bridge devices with distinct physical keys remain separate.
Await device discovery in controller flows src/device/controller.ts
Load analytics on demand and report readiness src/platform/analytics.ts, src/features/settings/InterfaceSettings.tsx
Analytics dynamically imports PostHog and queues events and errors before initialization. After successful initialization, it flushes queued data and dispatches a readiness event that settings listens for.
Enforce a main-chunk budget build/check-bundle-size.ts
The build check reports the combined size of main JavaScript chunks and fails when their total exceeds 1,600,000 bytes.

Merge Risk: Moderate · up to fde57
A transient failure to load a driver chunk can leave device discovery and the sidebar broken until the page reloads. The capture dialog now loses its snapshot on close. Fix the loader retry and the sidebar refresh handling before merging; the other findings are small follow-ups.
Security architecture risk: Low · up to fde57
The existing device-access boundaries are largely preserved. The main concerns are failure containment and connection ownership: failed driver downloads can block discovery for the session, and delayed connection work can survive a disconnect. No new unauthorized device access or data disclosure was established.
Retained concerns
Medium · reliability · observed: Deferred-driver failures are not contained by the existing recovery model. Registry and Razer loaders retain rejected promises, while every logical-device grouping operation awaits both loaders. A failure can therefore block discovery across device families for the session. Sidebar refresh does not catch grouping rejection, and authorizedDeviceGroups returns the grouping promise without awaiting it inside its catch boundary. Startup reconnect also exits on grouping rejection before reaching its per-client recovery loop.
Low · reliability · inferred: Client creation now awaits module loading before entering the activation queue. A disconnect during that interval does not invalidate the pending connect continuation. Once loading completes, it can activate the removed device, closing a healthy active client and clearing pending state before the stale device fails. Queue serialization and activation failure cleanup limit the outcome, but do not reject stale work. Similar races after queue entry predate this PR; deferred loading adds a potentially much longer pre-queue window.
Security review details
Security Blast Radius
inferred — The demonstrated impact is bounded to the current browser control session and its authorized device handles. Shared grouping loaders couple discovery across device families, but the inspected changes do not establish additional device permissions, cross-tenant access, or infrastructure authority.
Trust Boundaries and Controls
observed — Deferred views retain the existing App-owned navigation and feature callbacks. Settings removes its readiness listener on unmount, GamesPage aborts fetches during cleanup, and HardwareTestPage retains cancellation checks and restoration after completed write stages.
Resilience and Maintainability Implications
observed — Capture operations expose no dialog-level cancellation contract and can continue after close. That property predates this PR; conditional unmounting changes UI lifetime but does not establish a newly introduced privileged-operation path.

Explanation
The title names three changes that the changeset implements: PostHog analytics loaded on demand with queued events, the driver registry loaded via dynamic import in device-clients.ts, and secondary pages/dialogs (settings, hardware test, games, capture, share-profile, what's-new) split into lazy chunks in App.tsx. It also reflects the bundle-size goal, with check-bundle-size.ts adding a main-*.js budget. The title is specific and matches the main objective, and it uses the conventional 'perf(bundle):' prefix. Its length (93 characters) is somewhat long, but it does not hurt clarity.

If the lazy import or client.init() fails, subsequent errors and events remain queued for the rest of the session, causing unbounded memory retention. boot() swallows the failure without clearing the queue or recording that boot has ended, so forwardError() and track() continue enqueueing with no future flush; mark boot as failed, clear the queue, and stop enqueueing after failure.

Macroscope's review found this PR requires human approval — This performance-focused refactor defers existing UI, driver, and analytics code, but it also changes production loading and failure behavior. If the analytics chunk or initialization fails, subsequent events and errors remain queued indefinitely, creating a concrete memory-retention risk that needs human review.

Preserve the capture snapshot when the dialog closes.
CaptureDialog stores the snapshot in component state and does not reset it when open changes. The new conditional render unmounts it when captureOpen becomes false, so reopening creates fresh state and loses the snapshot. Keep the lazy component mounted after its first opening, and pass captureOpen to open.

Prevent an older sidebar refresh from replacing a newer list.
If two refreshes overlap, the first can finish last because sidebarEntries now awaits discovery and processes groups sequentially. Line 2811 then replaces the newer list with stale devices. The stale list can also show indices that no longer match selectAuthorizedDevice’s fresh enumeration. Assign a refresh token and commit only the latest result.

Reset rejected loader promises and catch fire-and-forget sidebar refreshes.
loadRegistry() and loadRazerBridge() retain rejected promises, so later scans continue to fail after a transient chunk-load error. Clear each cached promise before rethrowing the rejection.
logicalDeviceGroups() awaits both loaders. sidebarEntries() propagates that rejection, and refreshSidebar() does not catch it. The bare void refreshSidebar() calls therefore can create unhandled rejections. Attach a catch to those calls or route them through a safe refresh helper.
