A negative in-image text prefix is now an ERROR that stops the arch, and the calibration keeps its three counts. The preflight harness changes. No product code.

Why

Every image count is read against the prefix, count(A) + count(B) − count(A, B). On 2026-10-14, CUDA production's first post-deploy cuda run on v0.40.3 calibrated gemma4's prefix at −554.

  • The cause: a client's gemma4:31b-it-q8_0 shared the GPU. Some gemma4:31b-it-q4_K_M launches got -b 1024, llama-server logged cap image_max_tokens (original=1120) to n_ubatch (1024), and the three calibration requests mixed caps.
  • What the harness did: text_baseline still said PASS. gemma4's ladder and pinned budget then failed by a constant +573 for a reason that wasn't theirs.
  • What was missing: the run file didn't keep the three counts, so the cause had to be dug out of the server log. Details are in docs: the CUDA host serves v0.40.3; its release-matrix rows are production's runs #493 (preflight-cuda-0403-prod-g75c6d35-contended.json).

What changes

  • checks.text_baseline(baseline, text_only, detail, arch) builds the record, moved out of run_arch unchanged except for:
    • a negative prefix → ERROR, whose summary says so and whose diagnosis says what it means. preflight.py then stops that arch, so no ladder or budget row is computed against it;
    • every record keeps calibration: {one_a, one_b, both}.
  • Unchanged behaviour: a clean calibration, nemotron's text-only skew (the B8 warning) and a zero prefix still PASS.
  • README: one note under the "two corrections" box.

Tests

  • TestTextBaselineCalibration, 4 cases:
    • production's −554 (with its reconstructed counts) is an ERROR that keeps the counts;
    • a clean calibration passes and keeps its counts;
    • nemotron's +1 skew passes with its warning;
    • a zero prefix isn't refused.
  • python3 -m unittest test_verdicts: 264 tests, OK.
  • Mutation: with the guard disabled, the first new test fails.

…ration keeps its counts

The prefix is count(A) + count(B) - count(A, B), and every image count is read
against it. On 2026-10-14 CUDA production's gemma4 calibration read -554 while
a client's model shared the GPU (some launches got -b 1024, llama-server capped
image_max_tokens 1120 -> 1024, the three requests mixed caps). text_baseline
still said PASS, and the ladder and pinned budget failed by a constant +573 for
a reason that was not theirs; the run file did not keep the three counts.

- checks.text_baseline builds the record: a negative prefix is an ERROR naming
  itself, and preflight.py stops the arch; every record carries `calibration`
  (one_a, one_b, both).
- TestTextBaselineCalibration: production's calibration is an ERROR with its
  counts; a clean one and nemotron's B8 skew still PASS; a zero prefix is not
  refused. Disabling the guard fails the first test.
- README: the note under the two subtrahend corrections.

Metal review at 7a5667e87: approve. Harness only.

Checked:

  • The move is behaviour-preserving apart from the new guard. The PASS note, including the B8 skew text, is byte-for-byte what run_arch built before.
  • The new field is carried. result() takes **extra, so calibration lands on the record.
  • The counts exist. probes.image_prefix returns one_a/one_b/both in detail, so the counts are always present.
  • PASS is imported in preflight.py, which the early return needs.
  • The early return is right. Stopping the arch on a bad calibration means no ladder or budget row is computed against a wrong prefix, and the ERROR shows in the release matrix at that group's weakest check.
  • Tests: python3 -m unittest test_verdicts passes on this head.

On Metal it changes nothing today. Every Metal arch calibrates positive: gemma4 and gemma4_unified 19, qwen35moe and qwen35 13, muse-glimmer 59, both on the 0.40.2 release runs and on #488's head. The new calibration counts will appear on the next Metal run file.

Approved from Metal. The merge is yours.

gfx1151 review of #494 at 7a5667e87: confirmed. The change touches only the harness.

Run here, on a git archive of the head:

  • python3 -m unittest test_verdicts: 263 tests, OK, 11 skipped.
  • TestTextBaselineCalibration: all 4 cases pass.
  • Mutation: with if baseline < 0: replaced by if False:, the class fails one test.

Read:

  • probes.Ollama.image_prefix returns one_a, one_b and both in detail, so calibration is filled on every record.
  • checks.result(**extra) carries it into the record.

Effect on recorded runs: none. On main, runs/ holds 141 text_baseline records from every host, and none is negative. gfx1151's v0.40.2 runs read 19 (nemotron_h_omni), 19 (gemma4) and 13 (qwen35), so no rocm7 verdict changes.

Merging at this head under the maintainer's standing permission.
