Before: a panel's telemetry report counted servers, templates, games and environment on its local cluster only. A standalone panel, which has no local cluster, reported 0 for everything, and nothing in the report told a standalone panel apart from a cluster install.

After: the report covers every cluster the panel manages. It sums the counts over the local cluster (when there is one) and every registered remote cluster it can reach, skips clusters that don't answer, and still sends on schedule. The extended tier says cluster or standalone in env.deployment, and the receiver dashboard shows a Deployment card with that daily breakdown.

The extended schema becomes 2. env.k8s and env.distro turn into sets like env.arch, and the node band counts all nodes of the reachable clusters. Schema 1 reports from older installs are still accepted: their deployment counts as other. A receiver older than this change answers schema 2 with 400, and the existing basic-only fallback applies.

How:

  • telemetryschema: SchemaVersion = 2, Env.Deployment, Deployments. Schema-aware decode and encode (schema 1 keeps its old shape) (T121).
  • Receiver: a deployment dimension in daily_dim, one row per k8s and distro value, extended.env.deployment in the views, and the Deployment card plus updated Kubernetes and Distribution captions, designed first in telemetry-dashboard.pen (T122, T123).
  • API: telemetry.Deps gets the cluster registry. Collect reads every cluster in parallel with a 10 s per-cluster timeout, sums them, leaves out a cluster whose GameServer, GameTemplate or (extended) backup schedule list fails, and sets the marker from IsStandalone() (T124). env.deployment is added to the notice fields, the web type, docs/install.md and api/specs.md (T125).
  • Tests: new tests for schema 1 and 2 decoding, the deployment dimension, counting across clusters with one unreachable, and the standalone marker. 18 existing test expectations were changed to the new shape, each signed off by the maintainer (T126).
  • Spec 022 decisions OD-11 to OD-16.

Still to come on this branch: the website pointer bump once GameplanePanel/website PR 24 merges (T125).

Summary by CodeRabbit

  • New Features
    • Telemetry aggregates counts and environment details across the local cluster and reachable registered clusters; clusters that cannot be read are excluded.
    • Extended reports include multiple Kubernetes versions and distributions, plus whether the panel runs on a cluster or standalone.
    • The extended dashboard shows deployment-type shares. Kubernetes-version and distribution shares may exceed 100% when installs report multiple values.
  • Compatibility
    • Schema 1 reports remain supported; schema 2 reports include deployment information and support multiple environment values.
  • Documentation
    • Updated telemetry documentation to explain cluster aggregation and deployment reporting.

…ts (spec 022 T121)

Schema 2 adds the required env.deployment marker (cluster or standalone,
OD-13) and sends env.k8s and env.distro as non-empty sorted sets (OD-15).
Schema 1 reports still decode: k8s and distro become one-value sets and
deployment is other (OD-14). Encode keeps the schema 1 shape for schema 1.

Telemetry now lists servers, templates and backup schedules on every
cluster in the registry under a per-cluster timeout, sums them and skips
clusters that can't be listed (FR-043, FR-044). The environment covers
every reachable cluster, and env.deployment says cluster or standalone
(FR-045). Extended schema 2. The notice, web type and install docs list
env.deployment.

Signed off by valgul on the 15-edit card: Env.K8s and Env.Distro are now
one-value lists, expected envs carry the deployment marker, the API emits
schema 2, and the too-new-schema cases move to 3 and 4. No assertion is
removed or loosened.

Walkthrough

Telemetry reports now aggregate data across reachable managed clusters. Extended reports use schema version 2 for Kubernetes-version and distribution sets and include deployment type. The receiver stores these dimensions and exposes deployment shares in extended views.

Changes

Telemetry collection and reporting

Layer / File(s) Summary
Schema v2 contract and compatibility
telemetryschema/*, web/src/lib/api.ts, web/src/routes/AdminSettings_telemetry.test.tsx, web/src/test/browser-msw.ts, test/e2e/telemetry_client_test.go
Schema 2 represents k8s and distro as arrays and adds deployment. The decoder accepts schemas 1 and 2 with schema-specific validation and defaults. Encoding preserves each schema’s wire format. Preview types and fixtures use the schema 2 fields.
Reachable-cluster collection
api/internal/telemetry/*, api/cmd/main.go, api/internal/handlers/telemetry.go, docs/install.md, api/specs.md, specs/022-default-telemetry-dashboard/tasks.md
Collection lists data from managed clusters with per-cluster timeouts, excludes clusters when required lists fail, and aggregates successful results. Extended reports include aggregate environment, game, and backup data, plus deployment type. Tests and documentation cover collection behavior and updated report fields.
Receiver dimensions and deployment views
telemetry-receiver/ingest_ext.go, telemetry-receiver/views.go, telemetry-receiver/charts_ext.go, telemetry-receiver/*_test.go, telemetry-receiver/specs.md, telemetry-receiver/README.md, telemetry-receiver/web/overview_extended.html, telemetry-receiver/design-export/*
The receiver stores a row per reported Kubernetes version, distribution, and architecture, and scalar rows for nodes and deployment. Extended views and charts include deployment shares. Tests cover schema 1 defaults, schema 2 ingestion, and deployment shares. Dashboard descriptions and exported design data include the deployment card and explain multi-value shares.

Merge Risk: ⚪ Minimal · up to 00fdd

Telemetry now aggregates across reachable clusters and adds a deployment field in schema 2, while schema 1 reports are still accepted. I found no remaining merge-blocking issue.

Security architecture risk: 🔵 Low · up to 00fdd

Telemetry now covers all managed clusters, but the examined paths retain consent, access controls, validation and transactional storage. No new security bypass was established. Production settings and exceptional timeout behavior remain unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The data scope expands to every registered workload cluster reachable through the panel's stored clients, including basic counts. The emitted additions are aggregate counts and categorized environment values, not cluster credentials or object identities. Receiver dimensions are stored as daily aggregates rather than attributes beside an install identifier.

Security Findings and Attack Paths

  • observed — Public ingestion and optional shared-token authentication predate this PR. Extended reports retain exact-body signature verification, a send-time window and existing install-key ownership checks. Initial enrollment remains self-asserted through the submitted public key; this is existing behavior, not a newly introduced bypass. Actual production authentication and proof-of-work settings were not available.

Trust Boundaries and Controls

  • observed — Scheduled reporting remains behind consent and due-slot claiming. Remote collection uses registry-owned clients rather than request-supplied endpoints. Standalone remote loading applies verified-HTTPS and network-policy controls; discovery copies that REST configuration and changes its timeout rather than intentionally removing those controls.

Hardening Proposals

  • proposed — Make discovery cleanup unconditional by propagating collection cancellation into the request or refusing discovery when a bounded client cannot be constructed. This would remove the exceptional fallback's timeout uncertainty; it is a hardening proposal, not a verified production attack path.

CI is red on two existing tests whose expectations this PR changes. Both need the maintainer's sign-off before I edit them (repo rule: no test change without sign-off):

  • go (telemetryschema): TestEncodeDeterministicRoundTrip (telemetryschema/decode_test.go:623). A decoded schema 1 report now carries Deployment: "other" (OD-14), and the expected Ext doesn't include it.
  • go (telemetry-receiver): TestIngestExtendedStructuralErrorIs400 (telemetry-receiver/ingest_ext_test.go:328). It uses schema 2 as the "too new" case, and schema 2 is now accepted (204). The too-new value becomes 3.

Neither is a regression. Both fixtures were missed in the signed-off list of test edits. I've asked for sign-off; I'll push the fix once it's given.

Signed off by valgul on the two-edit card after CI on PR 741: a decoded
schema 1 report carries deployment other (OD-14), and schema 2 is now
supported, so the too-new case in the receiver uses schema 3.

Nodes, server version, game counts and backup schedules are now read in
each cluster's own goroutine under its clusterTimeout, so slow clusters
can't add up past the report slot or the preview timeout (FR-044). The
discovery call gets a client with a request timeout, so a hung cluster
can't keep it open after the report gave up.

go (api / amd64) is red on 2fb2607: TestTelemetryNotice_PendingOnlyForManagersOnADefaultInstallWithADestination (api/internal/handlers/telemetry_envtest_test.go:130-131) expects 7 extended fields in the telemetry notice, but this PR adds env.deployment (T125), so the notice now lists 8. The fix is to change the expected count from 7 to 8. It edits an existing test, so it waits on maintainer sign-off before I push it.

The notice handler returns eight extended fields, including env.deployment. The API test still expects seven, so the supported test workflow fails.

Update the API test for the notice handler to expect eight extended fields
instead of seven, including in its failure message. Keep the existing
expectation of three basic fields unchanged.

- Line 160: Update readClusters to retrieve GameTemplates with listKind and
check the result’s error before publishing the clusterData; skip the cluster
when template listing fails so its servers and games are not included in counts.
- Line 160: Update the telemetry collection section in api/specs.md to document
the new inputs from local and registered clusters, timeout behavior and omission
of failed collections, aggregate outputs, and the deployment marker. Keep the
documentation aligned with the behavior implemented by the telemetry collection
flow around clusterData and listItems.
- Line 165: In the cluster collection flow, replace the schedule `listItems`
call with `listKind` so schedule-list failures are checked independently; return
before assigning `results[i] = r` when that call fails, and set `r.backups` from
the successful schedule list.

278-278: 🩺 Stability & Availability

The nil-client panic finding is refuted. (*kube.Client).IsStandalone checks for a nil receiver before accessing ClusterStore.

Standalone production wiring returns a non-nil management client and registry. The telemetry test for that wiring expects Deployment: "standalone". A nil client is only a test input and does not establish a production failure.

readClusters now leaves a cluster out of the report when its GameTemplate
list, or for an extended report its backup schedule list, fails, not only
its GameServer list. Its servers are no longer counted with zero templates
(official games read as custom) or a false backups flag. Document cross-
cluster telemetry collection in api/specs.md.

The telemetry notice now also lists env.deployment, so the extended field
list has eight entries. valgul signed off on this edit (item 18 in the
