🚨 Severity: CRITICAL
πŸ’‘ Vulnerability: Runtime secrets were injected via environment variables using Spring placeholders, which risks exposing them.
🎯 Impact: Attackers could read sensitive HMAC and artifact token secrets if they gain access to the environment.
πŸ”§ Fix: Removed environment variable fallbacks and default empty strings from @Value annotations, enforcing KV-based config tree lookups.
βœ… Verification: Ran mvn clean verify to ensure tests pass with the fail-fast startup behavior.

πŸ” Deployment instructions no longer work

The buyer-demo startup procedure still exports the removed secret variables. Operators following it cannot start the service without undocumented config-tree files.

πŸŸ₯ Artifact secret remains environment-backed

Spring still resolves CLEARFOLIO_ARTIFACT_TOKEN_SECRET through @Value. The signing key remains available from the prohibited runtime environment.

πŸ”΄ Unsigned demo startup fails

Starting the default or unsigned buyer-demo profile without secret properties leaves both @Value placeholders unresolved. Spring aborts before serving any endpoint.

Prompt for agents
Restore startup compatibility for the documented default and unsigned buyer-demo profiles while keeping production fail-closed. ArtifactLinkService and TenantAccessService now require properties in every profile, so Spring cannot build the application context when config-tree entries are absent. Keep strict secret requirements in the production readiness configuration, or introduce profile-aware configuration that preserves the existing generated artifact key and unsigned tenant-claims behavior for local/demo use. Add full-context startup tests for the default profile, unsigned buyer-demo profile, and production with and without config-tree secrets.

πŸ” Required secret filenames remain undocumented

The config-tree instructions omit clearfolio.artifact-token.secret and clearfolio.tenant-claims.hmac-secret. Operators lack the filenames required by the new placeholders.

Closing this lane rather than repairing it in place because the current approach violates the established credential-source ownership boundary in #319 and does not actually deliver the claimed migration.

Fresh exact-head review at 8c1934f7a2db893823d4e5bf2d50010425246744 confirms three substantive problems: (1) removing the YAML mappings and `:`` defaults does not introduce a provider-neutral credential registry or a config-tree adapter, so runtime consumers still depend directly on Spring property resolution; (2) the documented buyer-demo startup contract still exports the two HMAC environment variables and the branch now breaks the default/unsigned buyer-demo context when those properties are absent; and (3) the test change replaces Clearfolio's controlled production-readiness error with a generic unresolved-placeholder failure, degrading operator diagnostics rather than proving a governed secret source.

Issue #319 explicitly requires the migration to proceed through a provider-neutral, purpose-scoped CredentialRegistry boundary and requires production startup tests proving direct application-level env fallback is rejected only after that registry migration. PR #344 owns the bounded, already-in-flight registry-contract foundation and intentionally leaves TenantAccessService, ArtifactLinkService, ProductionAuthReadinessConfig, Spring bootstrap, adapters, rotation and audit as later #319 slices. Duplicating or bypassing that foundation here would create a competing secret-authority architecture.

The security gap remains open in #319. The next implementation slice should follow #344 after protected integration, then migrate these runtime consumers test-first to a reviewed registry adapter while preserving documented buyer-demo/standalone startup semantics and controlled production failure messages. No current #531 check/review evidence should be transferred to that successor head.

Understood. Acknowledging that this work is now obsolete as it bypasses the planned CredentialRegistry migration strategy outlined in #319 and #344, and stopping work on this task.
