Mirrors /codex's three-mode pattern (review / challenge / consult)
using the Gemini CLI. Pinned to gemini-3.1-pro-preview at highest
available reasoning depth, --approval-mode plan for read-only.

Architecturally divergent from Claude (different training paradigm),
making gemini valuable as an outside voice — agreement = stronger
signal, disagreement = better blind-spot coverage. When /codex is
also available, running both gives three-way independent review.

+In plan mode, allowed because they inform the plan: `$B`, `$D`, `codex exec`/`codex review`, writes to `~/.gstack/`, writes to the plan file, and `open` for generated artifacts.

+## Skill Invocation During Plan Mode
+
+If the user invokes a skill in plan mode, the skill takes precedence over generic plan mode behavior. **Treat the skill file as executable instructions, not reference.** Follow it step by step starting from Step 0; the first AskUserQuestion is the workflow entering plan mode, not a violation of it. AskUserQuestion (any variant — `mcp__*__AskUserQuestion` or native; see "AskUserQuestion Format → Tool resolution") satisfies plan mode's end-of-turn requirement. +
+You are running the `/gemini` skill. This wraps the Google Gemini CLI to get an
+independent, brutally honest second opinion from a different AI system.

+Gemini is architecturally divergent from Claude (different training paradigm,
+multimodal-native from day one, MoE-based). When two models trained on different
+paradigms agree on a flaw, that's a much stronger signal than agreement between
+models that share similar transformer-decoder lineage. Present its output
+faithfully, not summarized.

+When `/codex` is also available, prefer running both for high-stakes reviews —
+three independent perspectives (Claude + Codex + Gemini) maximize blind-spot

+## Model & Reasoning
+
+**Model:** Default is `gemini-3.1-pro-preview` (Google's most capable model as of
+April 2026). Pinned via `-m gemini-3.1-pro-preview` on every invocation. This
+preference matches the user's stated requirement of "highest effort on best model."
+
+If gemini ships a more capable model later (e.g., `gemini-3.2-pro` or `gemini-4-pro`),
+update this skill to pin the new default. Do not auto-detect; explicit pinning
+prevents silent model shifts.
+
+If the user passes `-m <other-model>` (e.g., `/gemini consult -m gemini-3.1-flash`),
+pass it through. Common variants:
+- `gemini-3.1-pro-preview` — highest reasoning, slowest, most expensive (default)
+- `gemini-3.1-flash` — faster, cheaper, lower reasoning depth
+- `gemini-3.1-flash-lite` — fastest, minimum reasoning
+
+**Reasoning effort:** Gemini's `thinking_level` parameter (minimal / low / medium / high)
+is exposed via the API but not currently exposed by the gemini CLI v0.38.x as a flag.
+Gemini-3.1-pro operates at high reasoning by default, which matches "highest effort"
+for our purposes. If/when the CLI exposes `--thinking-level` (tracked in
+google-gemini/gemini-cli#21974, #25122), update this skill to pass `--thinking-level=high`
+explicitly.
+
+**Approval mode:** All `/gemini` invocations use `--approval-mode plan` (read-only).
+Gemini cannot modify files or execute shell commands. This is the equivalent of
+`codex -s read-only`.
+
+**Web search:** Gemini's web-search tool is gated by approval mode. In `plan` mode,
+it's not available. Gemini relies on its training-time knowledge instead. If the
+user explicitly needs web search for a consult, document the limitation and suggest
+they run gemini interactively (without this skill) for that specific question.
+

+## Cost Estimation
+
+Parse token count from the `result` event's `stats.total_tokens` field
+(streamed by the python parser as `tokens used: N`).

+## Error Handling
+
+- **Binary not found:** Detected in Step 0. Stop with install instructions.
+- **Auth error:** Probe in Step 0.5 returns AUTH_FAILED. Stop and tell the user:
+  "Gemini authentication failed. Run `gemini` interactively to log in via Google OAuth, or set `$GEMINI_API_KEY`."
+- **Timeout (Bash outer gate):** If the Bash call times out (5.5 min for Review,
+  10 min for Challenge/Consult), tell the user:
+  "Gemini timed out. The diff/prompt may be too large or the API may be slow.
+  Try again with a smaller scope."
+- **Timeout (inner `timeout` wrapper, exit 124):** The skill's hang-detection
+  block auto-logs a telemetry event and prints an actionable message. No extra
+  action needed.
+- **Empty response:** If the parser never sees a `result` event, surface:
+  "Gemini returned no result event. Check stderr for errors: $TMPERR"
+- **`--approval-mode plan` blocks tool use:** If gemini's response indicates it
+  needed to read a file or run a command but couldn't, the prompt was
+  under-specified — embed more context next time.
+- **Session resume failure:** If `--resume latest` fails (no prior session in this
+  project), fall through to a new-session call.

+## Important Rules
+
+- **Never modify files.** This skill is read-only. Gemini runs in `--approval-mode plan`.
+- **Always pin the model.** Pass `-m gemini-3.1-pro-preview` on every invocation
+  unless the user explicitly overrides with `-m <other>`.
+- **Present output verbatim.** Do not truncate, summarize, or editorialize Gemini's
+  output before showing it. Show it in full inside the GEMINI SAYS block.
+- **Add synthesis after, not instead of.** Any Claude commentary comes after the
+  full output.
+- **5.5-minute timeout** for Review, **10-minute timeout** for Challenge/Consult
+  (`timeout: 300000` and `timeout: 600000` respectively on the Bash call).
+- **Embed content, don't reference paths.** Gemini in plan mode can't read files
+  outside CWD via tools. Always inline the diff, plan, or referenced source files.
+- **Detect skill-file rabbit holes.** After receiving Gemini output, scan for signs
+  that Gemini got distracted by skill files: `gstack-config`, `gstack-update-check`,
+  `SKILL.md`, or `skills/gstack`. If any of these appear in the output, append a
+  warning: "Gemini appears to have read gstack skill files instead of reviewing your

+- **Triangulate.** When `/codex` and `/review` (Claude self-review) are also

+independent, brutally honest second opinion from a different AI system.

+Gemini is architecturally divergent from Claude (different training paradigm,
+multimodal-native from day one, MoE-based). When two models trained on different
+paradigms agree on a flaw, that's a much stronger signal than agreement between
+models that share similar transformer-decoder lineage. Present its output
+faithfully, not summarized.

+When `/codex` is also available, prefer running both for high-stakes reviews —
+three independent perspectives (Claude + Codex + Gemini) maximize blind-spot
+coverage. When only one outside voice can run, gemini is a strong default.

+false-negative for env-auth users (CI, headless servers).

+**Update the known-bad list** in `bin/gstack-gemini-probe` when a new gemini CLI
+version regresses. Currently no known-bad versions.

+Gemini tries to break your code — finding edge cases, race conditions, security holes,
+and failure modes that a normal review would miss. Gemini's architectural divergence
+from Claude often surfaces blind spots that codex (more architecturally similar to
+Claude) doesn't catch.

+## Model & Reasoning
+
+**Model:** Default is `gemini-3.1-pro-preview` (Google's most capable model as of
+April 2026). Pinned via `-m gemini-3.1-pro-preview` on every invocation. This
+preference matches the user's stated requirement of "highest effort on best model."
+
+If gemini ships a more capable model later (e.g., `gemini-3.2-pro` or `gemini-4-pro`),
+update this skill to pin the new default. Do not auto-detect; explicit pinning
+prevents silent model shifts.
+
+If the user passes `-m <other-model>` (e.g., `/gemini consult -m gemini-3.1-flash`),
+pass it through. Common variants:
+- `gemini-3.1-pro-preview` — highest reasoning, slowest, most expensive (default)
+- `gemini-3.1-flash` — faster, cheaper, lower reasoning depth
+- `gemini-3.1-flash-lite` — fastest, minimum reasoning
+
+**Reasoning effort:** Gemini's `thinking_level` parameter (minimal / low / medium / high)
+is exposed via the API but not currently exposed by the gemini CLI v0.38.x as a flag.
+Gemini-3.1-pro operates at high reasoning by default, which matches "highest effort"
+for our purposes. If/when the CLI exposes `--thinking-level` (tracked in
+google-gemini/gemini-cli#21974, #25122), update this skill to pass `--thinking-level=high`
+explicitly.
+
+**Approval mode:** All `/gemini` invocations use `--approval-mode plan` (read-only).
+Gemini cannot modify files or execute shell commands. This is the equivalent of
+`codex -s read-only`.
+
+**Web search:** Gemini's web-search tool is gated by approval mode. In `plan` mode,
+it's not available. Gemini relies on its training-time knowledge instead. If the
+user explicitly needs web search for a consult, document the limitation and suggest
+they run gemini interactively (without this skill) for that specific question.
+

+## Cost Estimation
+
+Parse token count from the `result` event's `stats.total_tokens` field
+(streamed by the python parser as `tokens used: N`).

+Note: Gemini CLI does not currently print per-call cost in USD. For cost
+tracking, consult Google's billing dashboard (Vertex AI usage page) or set

+## Error Handling
+
+- **Binary not found:** Detected in Step 0. Stop with install instructions.
+- **Auth error:** Probe in Step 0.5 returns AUTH_FAILED. Stop and tell the user:
+  "Gemini authentication failed. Run `gemini` interactively to log in via Google OAuth, or set `$GEMINI_API_KEY`."
+- **Timeout (Bash outer gate):** If the Bash call times out (5.5 min for Review,
+  10 min for Challenge/Consult), tell the user:
+  "Gemini timed out. The diff/prompt may be too large or the API may be slow.
+  Try again with a smaller scope."
+- **Timeout (inner `timeout` wrapper, exit 124):** The skill's hang-detection
+  block auto-logs a telemetry event and prints an actionable message. No extra
+  action needed.
+- **Empty response:** If the parser never sees a `result` event, surface:
+  "Gemini returned no result event. Check stderr for errors: $TMPERR"
+- **`--approval-mode plan` blocks tool use:** If gemini's response indicates it
+  needed to read a file or run a command but couldn't, the prompt was
+  under-specified — embed more context next time.
+- **Session resume failure:** If `--resume latest` fails (no prior session in this
+  project), fall through to a new-session call.
+

+## Important Rules
+
+- **Never modify files.** This skill is read-only. Gemini runs in `--approval-mode plan`.
+- **Always pin the model.** Pass `-m gemini-3.1-pro-preview` on every invocation
+  unless the user explicitly overrides with `-m <other>`.
+- **Present output verbatim.** Do not truncate, summarize, or editorialize Gemini's
+  output before showing it. Show it in full inside the GEMINI SAYS block.
+- **Add synthesis after, not instead of.** Any Claude commentary comes after the
+  full output.
+- **5.5-minute timeout** for Review, **10-minute timeout** for Challenge/Consult
+  (`timeout: 300000` and `timeout: 600000` respectively on the Bash call).
+- **Embed content, don't reference paths.** Gemini in plan mode can't read files
+  outside CWD via tools. Always inline the diff, plan, or referenced source files.
+- **Detect skill-file rabbit holes.** After receiving Gemini output, scan for signs
+  that Gemini got distracted by skill files: `gstack-config`, `gstack-update-check`,
+  `SKILL.md`, or `skills/gstack`. If any of these appear in the output, append a
+  warning: "Gemini appears to have read gstack skill files instead of reviewing your
+  code. Consider retrying."
+- **Triangulate.** When `/codex` and `/review` (Claude self-review) are also
+  available, prefer running all three for high-stakes reviews. Three-way agreement

/gstack-upgrade hard-resets the current branch to origin/main, which silently
discards customization commits when run from the swxtch branch. This wrapper
keeps main as a pure upstream mirror, runs ./setup + migrations, then rebases
swxtch on top.

Survives running itself: re-execs from a temp copy so the main checkout that
removes its own (swxtch-only) file mid-run can't corrupt it. Idempotently
maintains a PATH symlink (~/.local/bin/gstack-safe-update -> in-repo script) so
a fresh clone is self-bootstrapping; refuses to clobber a foreign file there.

The mirror-branch block ran ./setup before `git checkout $CUSTOM_BRANCH`, which
rewrote tracked SKILL.md files and left the mirror dirty — git then aborted the
checkout ("local changes would be overwritten") and stranded the run on `main`
with the custom branch un-rebased. Move ./setup + version migrations + markers
to run AFTER the rebase, on the custom branch, so the mirror stays pristine and
the generated files match the branch we actually end up on.

Subject: [PATCH 4/7] SWX: timeout wrapper escalates to SIGKILL (--kill-after)
 to reap SIGTERM-ignoring CLIs

_gstack_{codex,gemini}_timeout_wrapper ran `timeout <dur> <cmd>`, which sends
SIGTERM only. The gemini node CLI ignores SIGTERM, so a hung review ran 553s
past a 330s cap and locked the calling agent (and even a manual kill of the
launcher left the --max-old-space-size child alive). Add --kill-after=10 so
timeout escalates to SIGKILL 10s after the initial TERM.

Verified: a TERM-ignoring child (`trap "" TERM; sleep 30`) under a 2s wrapper is
now reaped at ~12s (exit 137) instead of running to completion. Applied to both
codex and gemini probes (identical latent bug).

Gives reviewers the whole repo (not a diff) in a throwaway worktree off a
clean+pushed branch, and makes a hung/flaky reviewer safe:

- setsid + `timeout --kill-after` converts a lockup into a bounded exit
- stall watchdog kills early when output stops growing
- exit-code taxonomy OK/CLEAN/TIMEOUT/CRASH + one bounded retry
- PGIDs tracked in an flock'd FILE (survives $()/backgrounding/concurrency),
  cleanup kills every surviving group then removes the worktree on all paths

Tested: hang, stall, crash, retry, concurrent reviewers, in-group grandchild
reaping, and PGID-tracking-survives-subshell (the bug that nullified cleanup).

Wire the cross-model review skills to the gstack-review-sandbox harness so
reviewers see the whole repo (not a bare diff) — what stops the confident-wrong
"missing/breaking/no-default" false positives.

- gemini: add a PREFERRED full-context path to Review + Challenge modes — run
  tool-enabled (-y) over the whole repo + web inside a throwaway worktree.
  Gemini's --approval-mode plan disables tools, so full context needs -y; AND
  GEMINI_CLI_TRUST_WORKSPACE=true (a fresh worktree is "untrusted", where gemini
  silently downgrades -y to approval-prompt and loses tool access — caught in
  smoke: without it gemini returns empty → harness reports CRASH). The worktree
  + timeout + cleanup trap make the tool-enabled mode safe. Diff-only plan-mode
  path kept as fallback for dirty/unpushed trees. TIMEOUT/CRASH = coverage gap,
  never a clean pass.
- codex: note it already reads the whole repo (-s read-only) and can run via
  the shared harness for timeout-robust, clean-snapshot review.

tmpl-only (generated SKILL.md regenerates via ./setup on landing per gstack
discipline). Pairs with the gstack-review-sandbox helper.

Subject: [PATCH 7/7] fix(update-check): default to swxtchio/gstack fork, not
 public garrytan/gstack

gstack-update-check hard-defaulted its upgrade source to garrytan/gstack@main,
so every fork user gets upgrade prompts (and SHA resolution) computed against
the public upstream instead of this fork's swxtch branch. Silent only while the
two happen to match versions; diverges the moment swxtch pins or holds back.

Point REMOTE_URL/REMOTE_REPO and the ls-remote SHA path at swxtchio/gstch@swxtch.
GSTACK_REMOTE_URL/REPO env overrides still honored.
